New product development is an important tool to enterprise continued competitiveness; to develop a suitable development process for the company’s own development has important implications for the enterprise. Company E is a US company; it set up R&D center in Nanjing has been five years. However, it has following problems during in these years:R&D process is not detailed enough, often leads to inefficiencies and resulting in increased product development time; Project organization structure is irrational, resulting in poor communication and inefficient; Project phase review is not clear, resulting in bad quality process control. With more and more projects in company E, these problems led to the existing development process can not meet the company’s development. The purpose of this paper is to optimize the company’s product development process and management strategies, to analyize the product strategry and to develop a product develop a process which is conducive E company at current stage, to improve business efficiency, reduce development costs, and shorten development cycle.Based on the analysis of three widely used R&D management models, consider the features of company E, propose a new process which based on Stage Gate System while absorbing the advantages of the other two systems, and add Gate 0 in the NPD system, details of the work needs to be done in Gate 0, as well as the contents of phase review. Meanwhile it also optimized project organization, project process management, and risk assessment and manager skills. Finally use a real project to see the fealisblity of the new process.Expectations this study can give reference for enterprises related projects.
