Reseach On PMO Operation Model Of Real Estate Project From PD Company

This thesis is specialized in the study of the multi-project management problem of(PMO) in real state enterprises.With the development of real estate multi-projects, more and more enterprises are paying attention to the definition of project combination management was focused on by, similar management organizations were established by many real estate companies, which can assist its enterprises to manage the multi, large scale and complex combination projects. The PMO project management office is one of the normal organizations.But under the present situation of macro control and economy transfer, the project management level of multi-project and transregional in real estate company is facing an unprecedented challenge. In order to change this situation, it is urgent to set up project operation model with more efficiency, which is shown as :(1) The high efficiency on the project invest strategy. That is through choosing the best reasonable project to achieve the highest profit for the company.(2) High efficiency on the project organization model. Through the project combination, project assembling operation etc., to let the cash flow to be more stable, which can make the core resources( include specialist, equipment etc.) be used completely and can realize the resource-share idea.(3) High efficiency on the process of project management. Most of the traditional project management model were operated with single management process and method under the multi-projects structure. But through the development of PMO organization management process and method, which can solve the weakness of decision management from the single project significantly, as well as resource shortage during the operation.This thesis mainly explained the study of how to improve the project management ability for PMO, mainly through the case study of multi-projects management process and method analysis from shanghai, Nanjing, Beijing, Qingdao etc. in PD company, as well as focus on discussing how to assist the decisive manager to choose project and direct project operation efficiently, also how to help them about the working style and method for the project evaluation reasonably.Through the discussion of PMO procedure optimize analysis and establishing forecast method, especially analysis the the investment decision procedure about multi-projects, resources configuration decision procedure and plan management procedure, present the economy evaluation and calculation methods towards the multi-projects, which can be referenced by the enterprises to pass through the transfer from the pledge style into strategic style.
