Along with the development of Chinese economy, most industries are now competing in the Red Sea. It is the management level that makes a company’s survival among enterprises not resources anymore. There are too many companies who break in one day while was still boosting of performance yesterday. In the face of rapidly changing market environment, how to rationalize organization management is essential to all developing enterprises.This paper first introduced the X New Energy Company’s main business, development history, organization structure, duty division of labor and management procedures. By describing four real management events exposed the company’s current organizational conflict, buck passing, poor communication, instruction offset and the rapid failure of organizational change. With the theory of organizational management and organizational change, by means of questionnaire investigation, experience summary method to analyze organizational management status of the company, to identify companies include the main problems existing in the management of no equivalence of responsibility, evaluation and incentive mechanisms exist in name only, complex command chain, unreasonable management amplitude and no perfect function.Since role and responsibility, the chain of command, management range and function structure are elements of organizational structure, in view of the above problems, by means of the objective function tree analysis model, this article redesigned the organization structure for X New Energy Company, determine the responsibility under the principle of unified moderate decentralization; adjust the functional departments, strengthen the function missed; increase the management level, adjust the range of management; simplify the chain of command; completion of the re design the organizational structure and raised the parent subsidiary company management mode, distinguished for old and new business of different evaluation and incentive measures. Finally, the resistance to change was analyzed and resistance eliminate measures was given; at the same time, suggests the company to establish and improve the learning and training system to improve the enterprise’s adaptability illustrates the way to effectively use the external intelligence support to achieve successful change.In hope that this organizational structure change will help to improve the management situation, contribute to X New Energy Company’s future development. Also hope that this case study will provide reference to more small and medium-sized enterprises with similar issues to overcome their crises.
