With a series of macro control policies, as well as weakness in the consumer market in recent years, real estate services industry is facing severe external competitive environment. Competitive pressures and market environment of uncertainty force them to have to re-examine their strategic positioning, re-establish their strengths and development resources to quickly and effectively allocate corporate resources, sustainable development of competitive advantage.QX founded in 2001. is a large professional company in marketing and investment consultant services for real estate. After more than ten years of development, QX has accumulated rich experience in agency services, and has made customers, partners, widely recognized and a good social reputation with its specialization, standardization of business processes as well as a number of successful cases. But now, QX company is late in maturity. Its brand strategy, the concept of talent, knowledge and business process management platform on the defect is very large. Faced with an increasingly intense competitive environment, companies must re-examine their core resources and capabilities, identify their strengths and weaknesses, re-think strategy and position based on full understanding of the external competitive environment, and change management concepts and invested heavily in resources to cope with the risks of change.Combined with the strategic change theories and methods, this paper analyzes the QX’s existing strategy and internal management issues deeply. On this basis, we have carded the sort of internal resources, and used the AHP method to clear the enterprise core competitive advantage. Gone by the company’s existing core resources and capabilities, we have re-thanked the QX’s strategic objectives with the full understanding to the external environment, and build new strategic business objectives and implementation of the path to solve the currently facing major problem, achieving the company set goals and maintaining sustainable competitive advantage.This set of strategic change programs,which is gone by QX’s existing core resources and capabilities, based on the external environment to fully understand and grasp to rethink the strategic objectives and position, is not only to help clear its existing resources and the internal management issues, in order to further improve the internal management, and to provide a basis and reference to enhance the company’s operating efficiency; Further, it provides direction and supporting to help QX clarify the external competitive environment and use resources and capabilities rationally in the fierce market to achieve core competencies to ensure the company’s profit goals.
