Since the21st century, with the economy speed-up of global integration, therising cost pressure and intensive competition make the manufacturing become abloody red-sea market, which forcing more and more companies begin to transformfrom manufacturing to service industry, looking for new profit growth point. Butwhat comes to the reality is that the enterprise competition strategy has decided toturn to service industry, while in fact the supply chain is not ready and not madequick, appropriate adjustment and optimization to the supply chain strategyaccordingly, that is to say, supply chain and competitive strategy does not match.If this problem cannot be solved properly, the consequences will be fatal. We allknow that the enterprise competition in21st century is the competition of supplychain. The supply chain has core competitiveness or not which usually decides thesuccess or failure of a company. How to optimize the supply chain has becomecommon concern of enterprises.In this paper, I take Lexmark Printing Company as transformation example,from the printer hardware manufacturer to managing printing service, stretchingthrough a large number of literature investigation and studies, taking the supplychain management theory into use, making process optimization as the pointcut,diagnosing and analysing the existing problems of supply chain process, combiningwith the own characteristics and advantages, to propose the optimized scheme to thekey supply chain process, and eventually to make the supply chain strategy and thegoal of the company’s competitive strategy match each other.This article firstly is overviewed the core of supply chain management theory,highly illuminated the supply chain strategy matching theory and methods of processoptimization, which is the theoretical foundation for the whole thesis.Secondly, a simple introduction of Lexmark history and the products, furtherillumination of company’s Blue Sea Strategy to service transformation, described thecharacteristics of managing printing services, combined with present situation of thecompany’s supply chain management to find out the unmatched area, which shouldcome to the conclusion to transform from current efficient supply chain to theresponsive supply chain. And the best way to complete this transformation is to optimize process, therefore need to do up the process of Lexmark managing printingservices in China. According to the company’s supply chain structure, influence, theprinciple of optimization method (key factors for success) to find out two keyprocesses. One is supply chain demand&supply management process, the other isorder distribution process.Finally, diagnosing Lexmark company supply chain demand&supplymanagement process and order distribution process, using the method of Plato,fishbone diagram etc. to find out the problems and root causes of the existingprocesses. After settling optimization goal, using the process to merge, eliminate,automate (ECRS analysis) to discard the redundancy and keep the essence,combining with company’s information platform to break up the boundaries betweendepartments, to form an effective quick response of supply chain.In this article, it isilluminated based on the supply chain optimization of Lexmark Company, applyingthe theory of supply chain strategy matching, process optimization etc. to theenterprise management which needs to be solved in the important problems toimprove the competitiveness of the supply chain, and having powerful support tocompany’s competitive strategy.This paper focus on the transformation from manufacturing to service industry,there is significant reference for certain supply chain management.
