With the increasing demand for people’s health and the continuous development of medical and health undertakings, the medical device market,as an important part of medical services, has been growing steadily for many years.Among them, the in vitro diagnosis(IVD)industry has become a high-quality track with large scale, high growth rate and expanding market share year by year in the medical device market. In China, with the growth of population, the extension of life expectancy, the improvement of aging, the liberalization of the three-child policy, and the continuous improvement of consumer demand, the technological innovation and industrial chain of the inspection industry have also become more mature, and there is huge room for the development of China’s in vitro diagnosis market. However,in the past two years, the centralized procurement of medical devices has tended to become normal.Due to the sharp decline in the price of collective purchase varieties, coupled with the reduction of distribution points, the compression of sales revenue and profits of distribution enterprises and distribution enterprises, the increase in distribution costs, and the intensification of competition within the industry. This has brought great pressure to the survival and development of LAB Company. In the past, the traditional sales model relying on product agents was no longer enough to support enterprises to stabilize existing channels, let alone development. Therefore,in a rapidly changing market environment,it is urgent for LAB to make strategic adjustments and establish core competitiveness to match market changes in order to find new development opportunities. This article first briefly describes the research background and significance, reveals the industry environment in which LAB Company is located, and highlights the research value of this article. Then it deeply analyzes the relevant research on value chain and enterprise strategic transformation, summarizes the strategic transformation theory based on value chain analysis, and analyzes the value of the in vitro diagnostic industry from the perspective of value chain.Chain structure, key competitiveness elements,value-added,etc.of each link;then analyze the basic situation, resources and capabilities of the LAB company,as well as the current situation and problems of the value chain link;finally put forward a strategic transformation plan of the LAB company based on value chain analysis, that is,to diagnose the sales circulation link from in vitro to medical treatment. The treatment supply chain service extends. On the basis of the original business(providing inspection equipment, reagents and consumables for hospitals),it uses existing resources to assist large-scale first-class hospitals to cooperate in building regional inspection centers;provides hospitals with SPD refined management and medical consumables and equipment supply services to help the high-quality development of public hospitals;with LAB Zhicang is the core, and Shuzhi Middle Office is the technical base to provide manufacturers with third-party logistics services for medical devices and provide full-category medical device warehouse allocation solutions;build a digital intelligent medical supply chain management platform to realize the traceability of the whole process of medical device product data, help improve the level of government supervision, and from the perspective of organizational setting, company culture and talent management,a feasibility plan for reform and optimization has been formulated. The above research takes the in vitro diagnosis industry as the background, conforms to the development trend and laws of the industry, provides scheme reference for in vitro diagnosis and circulation enterprises, and can help the development direction of public hospitals to effectively implement medical reform policies such as large-scale operation to quality improvement and efficiency improvement, and operation mode from extensive management to refined management.
