The healthy development of the real estate industry is of great significance to promoting the steady and rapid growth of the national economy and the people’s living and working in peace and contentment.In recent years,with the continuous progress of urbanization and the deepening of the regulation and control of the real estate market at the policy level,China’s real estate industry has changed from high-speed growth to medium-low and stable growth,the investment attribute of real estate has gradually weakened,and the residential attribute has been rapidly strengthened.In this context,real estate enterprises have been unable to adapt to the market environment and customer needs in the new stage by relying mainly on the extensive management of land appreciation in the past.Improving the project management level and seeking benefits from management have become the key to whether the current real estate enterprises can stand out in the new stage of industry development.Based on the above research background,this paper taking Yinchuan Z Real Estate Co.,Ltd.as the research object,and designs the questionnaire and interview outline by referring to the ten fields of project management in the project management knowledge system(PMBOK)and combining with the actual situations of the company.The questionnaire and interview methods were used to collect the questions.Through sorting,the main problems were as follows:there are many contradictions between the project development department and the functional departments,the number of processes is large and the approval time is long,the office system of each department is independent and it is difficult to integrate information,and the application of digital technology on the project is small,The project meeting is chaotic and the implementation effect is poor,and the quality contractors and suppliers are insufficient.l summarized the main problems in the project management of Yinchuan Z Real Estate Company,and finally concluded five types of problems and analyzed the causes:organizational structure problems,process management problems,digital management problems Meeting management and bidding procurement.By applying the relevant optimization theory and combining the actual situation and needs of Yinchuan Z Real Estate Company,the optimization measures are put forward:optimize the organizational structure,set up a project management office(PMO),change the functional organizational structure that originally matched a single or a small number of project management to match the current needs of the company’s multi-project management;Optimize the process management,strengthen the time limit of approval and hierarchical authorization,and improve the operation efficiency of the project;Improve the digital management and technology application level of the project,and strengthen the refined management of the project;Improve the project meeting management and standardize the rules of procedure for the daily work of the project;Improve bidding procurement management and promote the level of contractors and suppliers of projects.In order to ensure the expected effect of the optimization measures,combined with the actual situation of Yinchuan Z Real Estate Company,three safeguard measures are proposed to build a first-class talent team,strengthen goal and performance management,and focus on the application of post-project evaluation and continuous improvement of project management optimization. |
