In recent years,by involving high technology and investments,the paper industry has achieved rapid developing of production capacity,the capacity and consumption of Chinese paper and board paper is ahead of the world for several years.The production level and quality of products are approach to the top level of the world.Affected by the Coronavirus in 2020,the paper industry met lots of difficulties at the beginning,capacity declined,profit reduced,material cost increased and lacked,too many problems with operation.However,with the implementation of good policies from government,the economy has gradually entered a rapid recovery channel,Local economic at kinds of industry has gradually recovered,papermaking capacity has been rapidly restored,so that the papermaking industry has maintained a very good growth trend.Due to the consumption demand for paper is increasing,the quality demand is getting higher and higher,with the increase of industry profits,in order to take the leader position,occupy the pricing initiative,the major paper enterprises have erected several new paper projects,projects delivery have become more and more important concerns.Company V is a leader enterprise at paper machine in the world.With the strong paper consumption,customers have more and more requirements for lead time.The long lead time becomes main factor which led to a decline at sales,and the high-end market share dropped from first to second.Most of the products of V Company are produced by sub-suppliers,and there are almost 395 active suppliers currently.The on-time delivery of suppliers seriously restricts V Company’s capacity increasing and lead time optimization.This thesis analyzed the reasons for the low on-time delivery of suppliers by interviews,brainstorming,and fishbone diagram,and summarized three main problems:reasonability,stability and agility which improvements correspond to early stage of plan,middle stage of control and the late stage of adjustment.Starting from the three problems,the principle of purchase requisition delivery date was reset by pulling production system and the critical path principle,and through the change of key performance indicators to guarantee the change successfully,that increased reasonability.The 80/20 rule and the optimal sequence method were used to balance supplier capacity to prevent suppliers from grabbing orders unreasonable,with the PDCA implementation at supplier quality management,to improve stability of delivery;With the improvement of ERP tools and processes changing to reduce human influence,with Kanban to enhance transparency,working efficiency and fast response.the agility of supplier delivery will be increased accordingly.After a period of running,the result proved that the solution worked,and the goal of increasing the on-time delivery OTD1 by 25%and OTD2 by 20%were achieved.However,due to the short monitoring time,continuous implementation and tracking are still needed.Starting from internal improvement,this thesis integrates project management,lean management,and quality management into supply chain management,so as to form a unified organic combination.It provides a theoretical basis and practical guiding for supplier on time delivery increasing at the small batch and multi-variety machinery industry...
