| In recent years,Chinese automobile manufacturers have faced unprecedented opportunities for development with the successful achievement of overtaking foreign automobile brands in the wave of new energy and intelligence in the industry.Company B,as the backbone of state-owned automobile enterprises,has been committed to building world-class Chinese automobile national brand since its establishment.Facing the market opportunity at that time,Company B’s products have suffered repeated setbacks in the market competition.Even though the sales volume has increased,they are losing in market share and unable to keep up with the pace of industry development.Therefore,against the background that Company B wants to improve product competitiveness,this paper puts forward the problem of improving the exterior quality of painted body.This paper introduces the application of Lean Six Sigma in improving the appearance of painted body by using DMAIC model.First,the SIPOC high-level flow chart is used to focus on the scope of the problem,define the content of the problem and key quality characteristics,and set up a project team to develop the project plan.Secondly,the availability of measurement system is confirmed through measurement system selection,evaluation and process capability analysis.Then,use tools such as brainstorming,Fishbone Diagram,Cause and Effect Matrix,Process Failure Mode and Consequence Analysis to analyze the key influencing factors that cause the problem.Then,DOE pilot designs are used to identify improvements and Lean Improvement tools are used to quickly reduce problem risks.Finally,issue prevention and recurrence control is accomplished through documentation standardization,field visualization and Poka-Yoke tools.The average long-wave value of painted body also decreases from 12.5 to 8.5,reducing the original quality cost by 600,000yuan/year,and increasing the process capability index from-0.54 to 0.67,which provides certain reference and reference for Company B and the automotive manufacturing industry to implement Lean Six Sigma improvement. |
