| Since 2013,the domestic shipbuilding industry has been in the doldrums for many years.In 2021,the profit margin of the main business income of China’s shipbuilding enterprises above the designated size is only 0.63%.Under the pressure of insufficient labor resources,an excessive rise in comprehensive costs and repeated epidemics,many enterprises have adopted measures such as salary reduction and layoffs to strictly control the operating costs of enterprises.Procurement management is an important part of enterprise management and one of the indispensable business activities of enterprises.Supplier management is at the core of procurement management,which determines the safety and stability of the supply chain.Procurement cost management determines whether enterprises can obtain high-quality orders in an increasingly competitive market.Therefore,procurement management is directly related to the quality,delivery time,cost and other factors of enterprise products,which in turn affects enterprise profits and is of great significance for the high-quality development of enterprises.Enterprise A is a large state-owned shipyard.This thesis takes the procurement management of enterprise A as the research object.Firstly,it summarizes the overall situation of enterprise A and makes a preliminary analysis of its current situation of procurement management.It finds several outstanding problems,including unreasonable material classification,backward procurement cost management concept,unscientific supplier selection evaluation index system,and supplier performance evaluation.Secondly,it deeply analyzes the causes of the problems in the procurement mode,supplier management and procurement cost management of enterprise A,such as whether the materials are included in the manufacturer’s table as the classification standard,simply taking the procurement price as the only index of cost assessment,imperfect supplier performance management mechanism,and lack of financial derivatives to cope with the rise of steel prices,which provides a strong basis for the optimization of procurement management.Finally,this thesis proposes some optimization measures in the aspect of materials scientific classification management,optimization of procurement mode,improvement of supplier evaluation standard system,establishment of perfect supplier incentive mechanism,promotion of total cost of ownership management and derivate instruments application for hedging the steel market price rise risk,based on the actual situation of enterprise A with the procurement management problems,by using literature analysis,Kraljic model,AHP method,TCO method,and Hedging method.The research helps enterprise A to adopt differentiated procurement management,supplier management and warehouse management strategies for different materials;it is helpful for enterprise A to establish a long-term,stable and win-win cooperation relationship with excellent suppliers and improve the safety and stability of its supply chain.It helps enterprise A to improve its delivery capacity and reduce its total cost of ownership.It helps enterprise A to hedge the risk of rising costs caused by steel price fluctuations through derivative instruments.Besides,the research also has certain inspiration and reference significance for other shipbuilding enterprises in the industry. |
