With the development of reform and opening up,the people’s demand for improving the living environment has also grown,and the scale of the home decoration industry has also developed rapidly.It is common for small and medium-sized companies in the industry to rely on personnel experience as a guarantee to achieve project schedule goals,and experienced personnel change frequently,resulting in a very low level of project schedule management,which greatly affects customer satisfaction and reduces enterprise competitiveness.C decoration company is a small decoration company,there are also schedule management problems,including the task package decomposition at all levels of the project is not standardized,there is a lot of safety margin in the estimated period of each process,the schedule planning is unreasonable and the management of the plan implementation stage mainly relies on the coordination of management personnel and other problems.The key chain and WBS technologies are introduced to address the above schedule management problems of Company C.The key chain technologies comprehensively consider the process logic relationship and resource requirements when making schedule plans.The work decomposition of WBS provides a guarantee for the preparation of schedule plans,and the task package obtained by decomposition provides a guarantee for the implementation and management of the total factor plan.A reasonable schedule can be prepared,so that the management of the implementation phase of the plan is more comprehensive,and the realization of the schedule target will be guaranteed.In view of the problem of irregular task package decomposition at all levels of a project,which leads to the interleaving and fuzzy logical relations between tasks,this thesis uses the WBS work decomposition idea to conduct preliminary work decomposition before task package determination for multiple projects for the purpose of compiling network plans,so as to distinguish the logical relations between processes and resource demand conflicts.On this basis,the critical path method is used to make the preliminary network plan based on the logical relationship of the process.In view of the problem that there are many safety margins and resource demand conflicts in the estimated construction period of each process and the unreasonable allocation of process resources,this thesis uses the key chain technology to determine the multi-project management objectives and project priority principles on the basis of the preliminary network plan.In view of the psychological factors such as Murphy’s Law,student’s syndrome and Parkinson’s Law existing in the project promotion of the management and construction personnel of C Decoration company,and the construction period of each process estimated based on previous project experience has been increased due to excessive consideration of uncertain factors.Therefore,the process construction period proposed by Goldratt is subject to the idea of skewed distribution,and in order to stimulate the enthusiasm and initiative of personnel,In this thesis,50% of the possible completion time is used as the basis for estimating the completion time of each work,and the redundant working time of each process is removed.In view of unreasonable schedule planning,resource conflicts are pre-scheduled according to the project priority rules.The key chain is determined by using the longest duration method for the pre-scheduling plan,the bottleneck resources are identified by calculating the resource load rate,and the safe time for removing previous processes is removed according to the principle of risk pooling.The centralized setting of three types of time buffers,namely bottleneck,import and project,is adopted to absorb the uncertain risks of plan execution,and the bottleneck buffer size is determined by considering the bottleneck resource tension,complexity,gap and location coefficient.The genetic simulated annealing meta-heuristic algorithm in resource demand conflict resolution is used to resolve the new resource demand conflict caused by adding time buffer.Get the final executable schedule network plan based on the critical chain.In view of the problem that the management in the plan implementation stage mainly relies on the coordination of managers,this thesis,on the basis of preliminary decomposition,considers the progress,quality,cost and resource allocation,integrates the specific implementation management purposes,combines the flexible employment of decoration projects and the implementation factors of outsourcing,carries out the specific decomposition of WBS task package,and combines the advantages of BIM decomposition to carry out the component structure decomposition of task package.Related tasks and components were coded to obtain a task package containing all management elements,which also provided the decomposition and coding basis for the subsequent introduction of information management.Progress management was carried out based on the network plan as the axis task package.Meanwhile,three types of time buffers set in the network plan were divided into green,yellow and red zones according to the improved dynamic relative allocation method.Monitoring buffer consumption triggers different color zones and takes corresponding corrective measures.In addition to schedule management,WBS task package also involves the aspects of organization,cost and quality management,etc.As the main content of this thesis is the research on the schedule management of multiple projects of C decoration Company based on WBS and key chain technology,focusing on schedule management,organization,cost and quality management are not the focus of this thesis,and only the combined elaboration is made.By comparing with the management status of C decoration company,it can be seen that the above method can greatly shorten the total construction period of multiple projects,and carry out comprehensive management and control of various elements in project execution,which provides important support for improving enterprise efficiency,and has demonstration and promotion significance for the progress management improvement of small and medium-sized decoration enterprises of the same type. |
