Production is an important business process in the manufacturing industry.Effect ive production operat ions can improve product qualit y,reduce product ion costs,and improve custo mer sat isfact ion;thus improving the co mpany’s market co mpet itiveness.In recent years,the internat ional pharmaceut ical CDMO(Contract Development and Manufacturing Organizat ion)industry has prospered,every co mpany wants to increase its market share and thus achieve greater benefits.However,under the current market condit ions,how to use effect ive production and management methods to reduce the cost of enterprises,improve the market co mpet itiveness of enterprises,so as to attract more high-qualit y custo mers,this is the problem that CDMO companies should think about.This paper takes co mpany A as an example,uses the principles and tools o f Lean Six Sigma,focuses on the DMAIC process,analyzes and improves the production management problems o f co mpany A.First,a quest ionnaire survey was conducted on the equipment and production process and cont inuous improvement are the three problems in the production management of Co mpany A.In terms o f equipment,the 5why analysis method was used to found the equipment problem in terms o f high fault rate and slow maintenance speed,figuring out four reasons,fat igue damage caused by large equipment load,improper equipment inspect ion frequency,youthful maintenance team and no standard maintenance order response mechanism.Regarding production process,through the value stream analysis method,two problems of high product rework rate and long product release cycle were identified,and the fishbone diagram and cross-funct ional flow chart were used to analyze the unreasonable sett ing of process parameters,product ion record review and sample detection and release process cycle.As to cont inuous improvement,according to the results of the quest ionnaire survey,the lack of a culture of cont inuous improvement and the inabilit y of pro jects to be effect ively ident ified and carried out were measured as the main reasons.In view o f the main problems,the paperputs forward optimizat ion suggest ions and implementat ion guarantees,including opt imizing key parameters to improve product qualit y,improving work processes to shorten product release t ime,optimizing the work plan mechanism of the maintenance depart ment to reduce equipment failure rate and increase maintenance speed,providing professional training for cont inuous improvement and organize co mmittees to coordinate improvement pro jects in a unified manner,and increase the number o f improvement pro jects and co mplet ion rates.This art icle serves as a reference for the applicat ion o f Lean Six Sigma in the same industry.
