| In 2018,China’s automobile production and sales showed negative growth for the first time after more than 30 years of positive growth.In this year,China produced 27.809 million vehicles and sold 28.081 million vehicles,down 4.2% and2.8% compared with 2017.China’s traditional automobile market has entered a plateau period,with weak demand and excess production capacity emerging slowly.DS,as a newly entered joint venture luxury brand,has been declining in sales in recent years.The parent company had decided to launch a new Chang An product to improve the productivity utilization rate of C company plant,share manufacturing costs,and enhance the competitiveness of the enterprise in the market and the ability of sustainable development.Based on the review of the flexible manufacturing system 、 employees allocation in manufacturing enterprises,skill training of employees at home and abroad,and summarizes the relevant research on the production organization of new products.Through the analysis of fishbone diagram,the problem of production organization maladjustment after new products added in the Painting shop of company C was determined.Firstly,the manufacturing system is not flexible for dual platform products,such as the capacity of phosphating slags removal equipment is insufficient,and a large number of phosphating slag s is produced after the new product launching.It cannot be effectively removed,thus affecting the phosphating quality.The electrophoretic surface of the new model exceeds the maximum design capacity of the production line,resulting in insufficient electrophoretic film thickness.In addition,there is a lack of wax injection process in the process flow,and the jigs organization cannot meet the needs of new product production.Secondly,there is a gap in the staffing allocation of existing personnel,after the new product launching,the demand for volumes is doubled and the existing fixed number of personnel is insufficient,so the quality and quantity cannot be guaranteed;Thirdly,the skills of employees do not match the production of dual platform products,and there is no relevant experience in producing different platform products.In view of the problems existing in the production organization of the Painting shop for new product,this paper puts forward improvement plans,including:flexible manufacturing organization plan design ad apted to the dual platform products,fixed number of staffing allocation improvement plan adapted to the increase of production,and employee skill improvement plan adapted to the increase of products.Meanwhile,in order to ensure the improvement project will be carried out very well,this paper make the supporting measures according to the situation of the Painting shop production organization,the organize supporting measures include the implementation plan and the schedule control,division of responsibilities,MES system optimization measures,and the human resources supporting measures include new employee training plan,multi skill training plan,employee career development plan and spiritual incentive.This paper takes the production organization of Painting shop for new product as the research object,focusing on the analysis of the problems of adaptability and mismatch in flexible manufacturing,worker configuration,worker training system,etc.,and providing practical solutions for these problems,improving the flexibility of manufacturing system,reasonable worker configuration and improves worker skills,so as to enhance the core competitiveness of manufacturing enterprises.It also has very good reference value and practical significance for the multi-platform product mixed line of Painting shop. |
