In recent years,with the rapid development of science and technology,hybrid,electric and other new energy vehicles have developed rapidly,which not only break existing traditional automotive industry but also raise higher requirement for service parts and services.J brand is well-known joint venture auto enterprise both for outbound and inbound,but still remaining some aftermarket issues,such like non-critical service parts blacklogging,inaccurate forecast,supply chain issue,stock out,stock control,etc.Therefore,it is necessary to kick off study for service parts storage system analysis and improvement.The essay based on WBS process,combined J company aftersales practice,use aftersales program management method,try to fulfill“2 high 2 low”(ie high turnover,high profit,low cost,low inventory).The study include the start life cycle and the end of life cycle production models,conduct research on service parts classification methods,forecast methods,inventory management strategies,etc.The main tasks are:(1)In terms of the large number of automotive service parts,use the ABC classification method to reasonably classify these service parts.First divide the service parts into categories A,B,and C,and then combine actual work experience to divide the high-volume category A parts from the demand for service parts,the unit price of service parts,3C standards and regulatory parts,delivery form and the degree of importance,subdivided in each dimension.The company’s service parts management effective has been greatly improved.(2)Aiming at the problem of inaccurate forecasting,there are four forecasting methods: unary linear regression,multiple linear regression,moving average,and demand cross-price elasticity.All of them were used in paralleling to forecast the demand for service parts of J Company,and the forecast feedback satisfying.(3)In view of issue of service parts are stockout or sluggish,use VMI(Vendor Managed Inventory)to manage service parts.Based on J Company current supply chain status,four VMI management modes are proposed: "OEM-4S store","supplier-4S store","supplier-IMSS-4S store ",and "Joint Inventory Management".Effectively reduce the overall inventory cost.After implement the WBS work breakdown and critical path method,compare purchase point cycles before and after optimization.For example,head lamp,the purchase period has been declined from 135 days to 76 days after optimization.The time has been greatly shortened,and the efficiency has increased by 77.6%.Actually bring 4million revenue to the company.Moreover,this set of model studies has verified the applicability of the theories of in house parts in different programmes and can bring considerable economic benefits to enterprises,and is worthy of reference by other automobile brands.
