DL Company is one of the earliest enterprises engaged in electro-acoustic instruments in China.It is a company integrating R&D,production and sale.It is of medium-sized and a leading enterprises of domestic electro-acoustic instruments.With the development of economy and the improvement of people's living standards,the personalized,diversified,high-end and high-quality requirements of electro-acoustic musical instrument products are becoming more and more obvious,and the orders show the characteristics of multiple varieties and small batches.Facing with the high value-added brand and high-quality products of global benchmarking companies and the price competition of domestic followers,how to improve product quality and pursue further development? This is a problem that DL Company needs to solve urgently.The thesis takes the problems that found at final assembly process of DL company as an entry point.Through step-by-step analysis,it is found that the main factors affecting the development of product quality are the operating quality of the final assembly process and the quality of the supplier's materials,accounting for 40% and 35% respectively.Followed by quality of self-made material and design.Through further classification and detailed research on the final assembly operation problems,it is concluded that the root cause of the operation quality problem is the mismatch between the mass production mode implemented by DL and the structure of its multi-variety and small-batch products,followed by the management of production factors in the final assembly process.There are many flaws in the process.Through the analysis of the supplier's incoming materials and the sampling plan,it is concluded that the quality of the supplier's materials is caused by the lack of an effective supplier performance management system and the defects in the management process of the sampling plan.Based on the study of quality management theory and the study of production mode literature,the author puts forward a cell production mode reform plan and management process optimization plan based on these two major issues,combined with the actual situation of DL company,and proposes three major guarantee system of establishing a supplier performance management system,"free rework" and employee performance management system.In the cell production mode reform plan module,detailed plans are given in terms of production line design and management,production process rearrangement,job configuration,and organizational structure adjustment.In the quality management process optimization program module,the management process optimization program for the training process of multi-skilled workers,the self-inspection and inspection process of production factors,and the sampling inspection program are proposed to promote the improvement of operation quality and supplier material quality;Proposed on-site Kanban and QCC management procedures and shutdown management procedures to promote the quality improvement of supplier materials,self-made products and designs.When analyzing the defect causes of quality management problems,quality analysis tools such as Stratification and Pareto Chart are used;when researching the production line design plan of the cell production mode reform plan,group technology is used;when researching the process design plan,the 5W1 H method and the ECRS method were repeatedly used.Finally,the impact factors of the through rate after the implementation of the improvement plan were analyzed and predicted.It is expected that after the implementation of the entire improvement plan,the first pass yield of DL will increase from 91.9% to 96.9%,and the production efficiency will increase by more than 20%.The improvement effect is very significant.
