The business process outsourcing industry,represented by financial outsourcing,is facing more and more pressures and objectives of increasing customer satisfaction,improving delivery level and efficiency,and continuing to reduce costs.Firstly,this paper takes the Accounts Payable Operational Management Team of the Outsourcing Project of Off-site Financial Sharing Center as the research object,and understands that there are some main problems in the operation and management of the project,including the lack of accurate data measurement system,the decline of low productivity and quality status,and the cost higher than the average level of the industry.In view of the above problems,this paper puts forward in detail the quantitative objectives of improving productivity and quality,as well as reducing the operation cost of the project.Combined with the tools and theoretical knowledge of Lean Value Flow Analysis,Project Management,Process Analysis,etc.,this paper makes a thorough analysis of the operation management,process,quality and cost of the project,and puts forward corresponding improvement measures.In operation management,we have established a data measurement system,which can better effectively and timely monitor the operation status and expose the problems that need to be improved,so as to better provide the right direction for improvement;in process,through process reengineering,the former organization form with national and regional organization form has been improved into one with process as division,thus enabling the organization to be better organized.In terms of management,it is more flat and rational,and it effectively strengthens management.At the same time,the process-based organizational form greatly improves the utilization rate of employees,thus fundamentally improving the overall accounting efficiency;secondly,through the implementation of process optimization projects such as process reengineering theory,and the introduction of some automation systems,the process is simpler and more standardized,greatly reducing waste in the process,making the additional process worthwhile to significantly improve;In the aspect of quality improvement,the implementation of some automation projects makes the process more error-proof,prevents and corrects the occurrence of defects in the first time,and greatly provides the quality of process delivery.In order to further optimize the human cost,the team also implements two major improvement schemes,i.e.,grade optimization and non-fixed salary system,in order to reduce the number of team operators.Finally,the improvement results are maintained through the establishment and promotion of continuous improvement culture.Through these improvement measures,the efficiency and quality of the project have been greatly improved,and the cost has been reduced accordingly,and a certain degree of success has been achieved.
