At present,the competition of real estate companies is becoming increasingly fierce,and consumers are becoming more rational.At the same time,the state's control over real estate enterprises is becoming more and more standardized.The real estate company began to transform from extensive management to fine management.With the development of enterprise management,project management has become an important center for real estate enterprise management,and the human resource management of the project has become more and more important.In practice,the performance management of the project team has gradually become the focus of management.This paper focuses on the issue of the performance management status of the project manager of AL Real Estate Company.Through the investigation and diagnosis of the status of project manager's performance management,the problem is found and analyzed.At last,guided by the project performance management theory,the solution is provided including the assessment content,appraisers,assessment cycle,assessment data source,performance plan guidance of the project manager comprehensive and systematic planning with weight setting,performance coaching,performance evaluation and communication feedback,and application of assessment results.Through the diagnosis,it is found that there are many problems in the performance management of AL project manager,which has attracted the attention of the company's senior management.For example,the assessment content is not comprehensive,the assessment personnel are limited to the upper level,the assessment indicators and the assessment basis are not clear,and the performance evaluation results.The application of a single,etc.,the deep-seated reasons for these problems are the reasons for the assessment concept,the assessment system,the weak implementation foundation of the assessment system,and the organizational structure and management philosophy of the performance assessment program.On the basis of problem analysis,this paper clarifies the objectives,principles and ideas of performance management optimization,and conducts the design of specific optimization schemes based on the theory of performance management theory.First of all,based on the strategic position adjustment of project managers and the transformation of project management roles,three levels of assessment content system are proposed.Then,based on the organizational position and structure relationship of the project manager,different department assessment role configurations are designed for different assessment contents.Next,different assessment periods and assessment data sources were designed for different assessment contents.Then,suggestions for the formulation of the performance plan and the decomposition of the index weights,as well as the recommendations for the performance evaluation scoring and reward and punishment rules are proposed.Next,work requirements for the implementation of coaching and communication in the performance plan were proposed to ensure the implementation of the work plan objectives.Finally,the relationship between project manager's salary and performance appraisal is designed,and various combinations of salary incentives and non-remuneration incentives are proposed.This paper re-plans the project manager's performance appraisal system,which will be beneficial to the company's project manager's satisfaction improvement,which is conducive to the improvement of the project's performance,which will help promote the management level of the project,improve the operation of the project,and benefit the project.Manager team building and management,stabilize the project manager team,improve the project manager's loyalty to the company,and drive the ability of the project manager team to grow.It is hoped that the research results of this paper can effectively improve the project management level of AL Real Estate Company,and hope to benefit the management practice and related management research of the real estate industry.
