With the development and development of the global economy,the frequent global trade exchanges and the application of information technology provide an opportunity for the development of the logistics industry.The good development prospect of the logistics industry attracts a large number of entrants,which leads to the increasingly complex and fierce competition in the logistics industry.In the future,the domestic logistics industry will face both opportunities and challenges,with higher development requirements.In order to achieve sustainable and stable development and gain advantages in competition,logistics enterprises need to formulate reasonable competitive strategies according to their own situation and environment.Ever Gain logistics co.,ltd.was established in 1978,is a Japanese logistics company,the company's development has made certain achievements.However,the development of the company has also encountered a bottleneck,and it is difficult to adapt to the development needs of the logistics industry simply relying on the advantages of capital and transportation capacity.Therefore,it is urgent for Ever Gain logistics company to select and formulate appropriate competitive strategies according to the changes of internal and external environment,so as to improve the competitiveness of the companyThis paper analyzes the selection and formulation of a company's competitive strategy by using PEST analysis model and porter's five forces model based on relevant theoretical knowledge of competitive strategy,literature research,quantitative and qualitative analysis and other methods.Firstly,it analyzes the internal environment of the company from the aspects of organization management,logistics service,marketing,financial situation,human resources and information construction,identifies the key factors within the company and determines their weights.Secondly,this paper analyzes the external environment of Ever Gain with PEST and porter's five forces model,identifies the external key factors for the development of Ever Gain Co.,Ltd.and determines their weights.Then,QSPM strategy matrix is used to select alienated competitive strategy for the company through expert scoring.Based on this,it has made corresponding differentiation strategy measures from three aspects of service,brand and business model,including providing customized value-added logistics services,shaping the brand image of "comprehensive logistics solution provider" and implementing strategic alliance.Finally,safeguard measures are formulated to ensure the implementation of the strategy.Organizational structure includes the establishment of an independent service department and the integration of warehousing and distribution departments.Corporate culture includes customer-oriented service-oriented corporate culture and employee-oriented corporate culture;The personnel aspect includes enhances the service personnel comprehensive quality including the enrichment enterprise talented person reserve and the implementation enterprise full staff training;The information aspect includes developing the company's own information management system and seizing the opportunity of "Internet +".
