| At present,China’s high-speed railway is developing rapidly.As the main product series of high-speed railway vehicle industry,standard EMU is at the high end of the railway transportation value chain,which has great economic significance.At the same time,with the establishment of China’s "high-speed railway diplomacy" mode,high-speed railway vehicle manufacturing has become a model of China’s manufacturing industry,which also gives a certain political significance to the standard EMU.Project management in the field of high-speed rail vehicles started late,is still in the development stage,far from mature,standard EMU project schedule management is still lack of breakthrough,there is no standard mature management system.Therefore,it is necessary to conduct in-depth study to establish an effective progress management system,which can not only improve the product efficiency,but also promote good relations with customers at home and abroad,and realize the sustainable development of vehicle companies.First of all,this paper refers to the relevant literature at home and abroad,in the field of project schedule management,to understand the theoretical research results of Chinese and foreign scholars,analyze the practical application concepts and successful cases of domestic and foreign theories,and get the necessity of this study."The scientific application of mature theory" is the starting point of this study,so the related concepts and theories are studied in detail,including: project schedule concept,WBS,milestone,PERT/ CPM,schedule buffer and other related theories.The purpose of this paper is to establish a standard EMU project schedule management system,which provides a "theoretical basis" for the project schedule management system.Next,the standard EMU project is studied in depth.By studying the project overview of the standard EMU,nine project characteristics of the standard EMU are summarized,and further analysis and summary are made to form the "environmental basis" of the project schedule management system.Through specific representative cases,the whole process of the project schedule management of the standard EMU is studied and analyzed Summarize the three deficiencies of project progress management: no effective WBS,no scientific project plan,no standardized progress management measures;through the research and analysis of the influencing factors of project progress,summarize the four key elements of project progress management: design change,procurement shortage,management process,and leadership resources.Three deficiencies and four elements constitute the "actual basis" of the project schedule management system.According to the above three bases and two principles,this paper studies and establishes the project schedule management system of standard EMU,which is used to comprehensively improve the project schedulemanagement of standard EMU.This management system covers the fields of project schedule management,such as project plan making,project schedule control,control subject,control specification and work rules.The main contents include: WBS system with a depth of up to six layers,operation time estimation based on WBS,one of auxiliary tables: assumption management table,two of auxiliary tables: parallel operation management table,milestone network plan PERT / CPM overlap Progress control mode,BOM management group,progress management group,progress buffer,participation specification of senior leaders,milestone color marking schedule.Through the research,the conclusion is drawn: the management system deeply integrates the theory of project schedule management;closely fits with the basic management and corporate culture of the vehicle company;based on the actual situation of the project;can operate efficiently,and can effectively manage the project schedule.With the continuous development of vehicle companies and specific projects,the management system can be continuously improved and can be flexibly used by other projects,so as to improve the project management maturity of the whole company. |
