As consumers' requirements for the appearance and durability of automobiles increase,the maturity of gluing technology and related processes has become the key to improving the overall competitiveness of major auto companies.In many automobile companies,the gumming technology introduction project is regarded as a turnkey project and occupies an important position in production and operation.Therefore,how to carry out the schedule management of the gumming technology introduction project is extremely important.This paper focuses on the research and analysis of the progress management of the company A's gumming technology introduction project.The thesis first reviewed the domestic and foreign literatures on project schedule management,and then on the principles of project schedule management(project schedule management,structure and measurement standards),the content of project schedule management(project decomposition,node sequencing,time estimation,Risk identification and schedule management plan).Then,taking the introduction of company A's gluing technology introduction project as a research case,it introduces and analyzes the project profile,characteristics and management elements.Further analyze the project's work tasks,work stage task decomposition,work activity analysis,etc.,and estimate the task duration of each project period to determine the CPM key circuit diagram;then analyze the existence of company A's gumming technology into the project schedule management Problems and causes.Finally,the project schedule management optimization plan is proposed,and the project schedule control strategy and schedule risk prevention strategy are proposed while setting the project buffer.The research shows that the company A's gumming technology introduction project has the characteristics of complexity,multivariable factors,and potential conflicts with other tasks.Progress management should be implemented from three aspects: line control,batch control,and gumming quality control.Company A's gluing technology introduction project has many work tasks and complex contacts,and the total construction period of the CPM key route is 335 days.The project schedule management has the problems of high probability of delay and long activity time,which is mainly limited by the introduction of glue technology,the level of personnel,the equipment status of the operation,and the glue technology level.In order to ensure the quality of project schedule management,on the one hand,it is necessary to set up buffer zones at the ends of critical routes and non-critical routes,and pay attention to control before,during and after the event.In addition,Company A should also reduce project progress risk from the perspective of optimizing resource management and dependence on work tasks.
