In recent years, research around the sluggish shipping market has emerged in an endless stream, and various theories have emerged. There are cyclical volatility theories in combination with the international trade market,as well as statistical analysis of the shipbuilding volume and the demand for various ship types.Of course, there is also a financial explanation for the impact of financial instruments such as the Forward Freight Agreement(FFA)on the traditional shipping market cycle.Compared to analyzing the market downturn and predicting recovery,it is becoming more pragmatic to explore how to operate well and profit in the current market. At the same time, due to changes in market supply and demand, the dominant shippers have also begun to engage in fleet operations. In the market volatility in recent years, the main traders and large cargo owners are frequently seen, and it is not uncommon for shippers to use the shipping and transportation capacity to control the market freight rate. This is undoubtedly worse for shipowners and fleet operators that are difficult to operate. This article is the research done under such a background. As a traditional operating company,Z Company has experienced the brilliance of the shipping heyday and also encountered the bottleneck of shipping low.It is currently facing a new wave of integration. From a high-level state-owned subsidiary to a shipping platform,Z needs to adapt to its new identity. At the same time,it is also necessary to enhance its own competitiveness. This paper hopes to find out the new fleet structure and operation mode in line with the current market trend through the observation and analysis of the traditional shipping enterprise Z company operation management system,in order to optimize the operation, reduce costs and increase efficiency. The purpose is to adapt to the new normal of market development. This article firstly consults a large amount of information, understands the main research results and academic trends in the relevant fields of academia, and briefly introduces relevant domestie and international writings and research status. Then, based on the actual operation and management of dry bulk fleet of Z company, the paper discusses and introduces the basic theories and theoretical foundations of shipping management, demand theory and DuPont analysis. It also reads and references some domestic and foreign dry bulk fleets. The theory of operational management and the more in-depth research literature on cost optimizatiorr clarify the importance and necessity of optimizing the operation cost of fleet operations. Then, through the DuPont analysis method, the Z company's balance sheet and profit and loss statement are analyzed, and the DuPont strategic profit model is established to find out the problems in the operating cost, that is,the operating cost is too high, the capital chain is not smooth, and the market competitiveness is lacking, professional.Next, combined with the theory of shipping management and the theory of supply and demand, the four problems are analyzed in detail, and four main reasons are summarized, namely, the impact of contractive business strategy, the limitation of national foreign exchange control, and the impact of special background on business operations. The training of professional talents is insufficient. On this basis, the paper analyzes and draws on the operation status of other similar fleets at home and abroad. Finally, through the above analysis,we have reduced the operating costs, relying on the platform management of M Group, the component strategic cooperation alliance to enhance market competitiveness, and improve the four major operational strategies such as talent reserve and training mechanism,in order to reduce the cost of fleet operations.
