Facing the fierce competition in the automobile market,enterprises need to continuously launch competitive new products in order to survive and develop,which puts forward high requirements for product development capability.The development capability of automotive products has always been the bottleneck restricting the development of China's automotive industry.The development of new products involves a wide range of professional fields,complex process,long development cycle and high development costs are incomparable with other industries.Trial-production,especially prototype trial-production,is an important task of product development.It connects product design verification with batch production,and plays an important role in product development quality verification and batch production process inspection.As the development of China's automobile industry is heavily dependent on foreign investment,the initial stage is mainly the introduction and localization of products,and there are few complete positive development,so the automobile development and trial production industry in China started late,the level of development is still in its infancy,far from forming a complete industrial chain.Compared with the developed countries such as Europe,America and Japan,the trial-manufacture industry has already formed a complete system of division of labor and cooperation composed of the main engine factory,suppliers of spare parts,and special trial-manufacture suppliers.Along with the whole process of product development project management,the project management of prototype trial production has become an important part of it,and even its management level will determine whether the progress,quality and cost objectives of the development project will be achieved.Based on many years experience in prototype project management,this paper analyzes and studies the development process,organization structure,work flow,management tools,performance appraisal mechanism and corporate culture of FV company and R&D department.Based on the theoretical knowledge learned in MBA course and the related literature of project management,this paper finds out the problems existing in the process of prototype trial-production project management,makes a thorough analysis and Research on these problems,and puts forward the reform of project management organizational structure model,which is based on the flow of management information system.A series of solutions,such as process optimization,performance appraisal and incentive,are expected to improve the whole project management process,enhance efficiency,and then enhance the R&D capability of enterprises and lead the development of the industry.At the end of the paper,the impact and results of the implementation of these measures are objectively predicted,and the new opportunities and challenges in the future are prospected.It is hoped that this paper can give the domestic automobile industry peers,as well as other enterprises with similar problems related to the discussion,thinking and reference.
