| Chinese real estate industry has gone a series of fluctuations from the 90s in the last century.It had rapid development from 2003 to 2014,but downturn in nearly two years.A lot of pressure were caused on the low-profit small and medium real estate project.With the gradual improvement of the real estate industry,there is growing emphasis on project management.But up to now,the practice of project management has achieved great success only on the large and medium project,and poorer in the small project because of the fierce competition.So a different project management method suitable for the small and medium real estate projects is the key to guarantee the successful implementation of the project and achieve the objectives.Based on describing the definition of small and medium-sized real estate project and the composition of project management,this paper does an analysis on the QT’s project management practice.And the main research results are as follows:(1)By summaring management problems appeared in the QT case,the paper analyzes some management issues,such as the communication and staff quality in the mode of management organization,the schedule management of all construction units,the materials management and construction monitoring for quality management,and the lack of cost management awareness.With these analysis,several factors are gave as to the source of the problems.(2)On the basis of the above analysis,the corresponding management methods and measures are put forward for each factor.The research results are as follows:① For the organization of management,the paper puts forward the measures to strengthen the management,such as the personnel quality audit,the strict training system and the establishment of large data management information system,so as to establish a sound management system.② Some methods were proposed to ensure the completion of the project on schedule,such as the scientific rigor of the schedule planning,a timely and effective feedback mechanism,and the timely supply of funds and materials.③ Next,the methods of the quality management have been put forward to ensure the successful completion of the quality-qualified projects,such as the improvement of the staff quality,the tightening construction supervision,and the strict④ management of raw materials and machinery.⑤ On the basis of the above,the paper proposes a total cost management,including the construction project investment,design,bidding,construction and the final settlement.(3)Finally,on the basis of the above research,this paper solves the problems that small and medium-sized real estate projects usually only caring about the cost and ignoring other issues of management,so as to achieve the success of the small and medium-sized real estate projects management.The idea of this paper has some reference for the small and medium sized projects management. |
