The manufacturing process is the key to make an enterprise bigger and stronger,and the proportion of process value-added is the decisive factor for the long-term development of an enterprise.In the process of starting from scratch,enterprises must experience the manufacturing mode of scale economy.As the time label of the manufacturing industry at that time,it led to the initial development form of an enterprise.However,with the gradual decrease of the population dividend in China,economies of scale are no longer suited to the increasingly competitive market.Therefore,in the value-added process of enterprises,it is necessary to carry out lean improvement,remove the surplus of enterprises left over from the era of scale economy,and help enterprises to shift to the mode of production which is less but better,more and faster.In this paper,the traditional discrete manufacturing enterprise m company is taken as the research object,and the concrete production links which affect the production efficiency of the enterprise are found out through the value flow chart analysis method,lean production related technology,genetic algorithm combined with SLP(System Layout Planning)method layout optimization method,production line balance method are used to analyze and improve the back-end production process of the enterprise,and feasibility analysis is carried out through Flexsim simulation technology,the main contents are as follows:Through drawing the enterprise present value flow chart,carrying on the summary statistics to the entire enterprise production process information flow,the material flow and so on essential factors,taking the "one flow" thought as the foundation,the statistics produces a product processing cycle,to find out the bottleneck workshop which affects the production efficiency,the paper analyzes five production factors in the bottleneck workshop:human,machine,material,process and environment by means of Causal Analysis Diagram,and provides the basis for making improvement plan.Put forward the improvement plan of "local adjustment+production line balance",improve the internal production process of the whole workshop by sections,and use SMED(Single Minute Exchange of Die)rapid mold change method to reduce the pre preparation time of the operation in the cutting section;secondly,use genetic algorithm combined with SLP layout optimization method to re plan the internal facility layout of the workshop,so as to make the site operation clean and efficient.The packaging section balances the production line,adjusts by ECRS(Eliminate?Combine?Rearrange?Simplify)method,reduces bottleneck working hours and increases production.Finally,Flexsim simulation software is used to build and run the production line model of the finished product workshop,and the output of the operation results is summarized,which not only provides methods for the improvement of the finished product workshop of M company,but also provides reference for the same type of discrete manufacturing enterprises.
