H Group has a history of nearly a century and a half.The Group's business is all over the world and has been involved in nearly 76 countries and regions around the world.The Group's business is mainly engaged in civilian and industrial products.Group brand strategy scope also includes washing,cosmetics,adhesives and other industries.Its consumer products and industrial products sales account for the highest proportion of the world,it has a lot of well-known brands,such as: Schwarzkopf,Loctite,and so on,these brands are well-known high reputation,good quality product brands.HY,which mainly deals in chemicals,is a German-owned enterprise invested by H Group in the Chinese market.The company has a history of nearly 32 years,with registered capital of $21 million,total investment of $15 million and total fixed assets of $10 million.Covering an area of 50000 square meters and a construction area of 25000 square meters,with advanced equipment and raw materials,professional production technology and professional quality management system,the adhesive products produced by the company are trusted by customers and occupy half of the domestic market.In the automotive parts,medical devices,home appliances and other maintenance industries will see the company's adhesive products.Among them,the mobile phone industry in the electronic market is the most important product of HY Company.A big sales target.With the fierce development of competition,how to ensure the company in the market "green",how to seize the market opportunity is an important issue of high-level concern,and with these two major issues,this paper carried out the progress management research.It is the core strategy for HY to meet the needs of customers and speed up the commercialization of new product projects.In order to achieve the above objectives and strategies,this paper introduces the SGS portal management ideas and project management methods and tools,and analyses the problems existing in the new product project management of HY Company: delay in progress,deep-seated excavation of the reasons behind the problems: first,lack of project management organization structure;second,lack of schedule management plan and control;third,frequent changes in project implementation process;The allocation of resources is unreasonable.Then,according to the existing problems,combined with the actual situation of HY company,the optimization scheme of new product project schedule management of HY company is designed.The scheme is implemented from four aspects: Firstly,the new product project organizational structure of HY company is constructed and the responsibilities of project members are clarified.Secondly,the schedule of new product projects should be worked out and the schedule control nodes should be set up.Thirdly,change control process should be established to strictly control the change of project implementation process.Fourth,optimize the allocation of new product project resources,rational and effective use of resources,to ensure the progress of the project.Finally,the feasibility and validity of the schedule management optimization scheme are demonstrated by the actual case of the X new product project of HY Company,and the effect of the implementation of the optimization scheme is summarized and evaluated.The organizational structure of new product project management of HY company takes PMO of project management department as its core,and members of functional departments participate in the project as project members.The performance of members of functional departments is linked with the performance of project progress and actively promotes the achievement of project progress.In view of the scope of new product projects,schedule planning and schedule control nodes are established.In the initial stage of project establishment and implementation,changes are controlled,project scope is defined,project schedule is updated,and resource allocation is optimized.This ensures the rapid commercialization of the X new product of HY Company X,and the project schedule is advanced from 32 weeks to 30 weeks.At the same time,the implementation of this scheme also makes the new product project schedule overdue rate of HY company less than 20% in 2018,which is better than the project schedule performance in the past five years.This paper has a strong practical guiding significance,which is conducive to the promotion and application of new product project schedule management optimization scheme in other factories of H Group and other enterprises in the adhesives chemical industry.
