With the development of six sigma management applied research,six sigma management has become the most important method and tool for enterprise management improvement,especially quality improvement.Based on XZ enterprise,this paper studies how to solve practical problems encountered in the production process by using DAMIC one of the six sigma method.M5 unit is the main production equipment in enterprises.In the production process the interal shut-down times influence production efficiency of the unit and eliminating rate seriously,before the project implementation the internal shutdown times of sample is up to 22 times,according to the evaluation of enterprise,The workshop set the goal of reducing the number of internal downtime to less than 10 times,and introduced the six sigma management method for improvement.On the basis of sununarizment of the theories and methods of six sig7ma management,this paper use DMAIC method to study the number of internal shutdown times.Firstly,in the definition stage,the production process of M5 unit was introduced,the critical to quality of internal shutdown times were determined,and the project objective was set.The measurement method of data was introduced in the measurement stage and the measurement system was analyzed.Druring the analysis phase using CE matrix,FMEA method to identify the various factors,and made the rapid improvement,then using six sigma tools such as double ratio test,analysis of variance confirmed the significant factor;In the improvement stage,the improvement measures were developed through different management and process,the optimal parameter combination was found throughDOE(design of experiments),and the effect verification was carried out.The management control measures of key factors were developed in the control stage,and the communication and training of six sigma methods were implemented.After verification,the internal downtime of M5 reached 8.9 times and the expected target was successfully completed.The practice shows that the six sigma method is a scientific and effective way to deal with problems.
