E company is engaged in the production of building ceramic wall and floor tiles.Since the 21 th century, with the rapid increase in the number of competitors in this industry, China's building ceramics consumption market is becoming saturated, and the product supply exceeds its demand. Also given to the individual and diversification demand, the traditional mass production has been unable to adapt to the change in market demand, It has caused a lot of inventory backlog,and increased the burden on the business.In this background,E company has turned to the multi varieties and small batch production.This change enhances E company's market response capability and reduces its product inventory.But it also increases the number of changeover and the productioncost.In order to compensate for the downtime losses, E company must reduce the time of changover. For this purpose,the paper applys the CPM(Critical Path Method) and SMED(Single Minute Exchange of Die) in E company's changeover process.The paper is focused on the powder replacement process of E company.And it improves the process by shortening the time of its critical path. The method is internal/external process conversion,and reducing internal process time by 5W1 H and ECRS.The results of this paper are helpful to improve the management level of E company, and also have reference significance for the whole ceramic industry.
