The Study Of SP Line Utilization In AWAY Corporation

The Stick Pack(SP) production was manufactured from June 2014 in AWAY Company. At the beginning, the production efficiency cannot fulfill the orders, since the utilization rate and the Overall Equipment Efficiency(OEE) was low. This paper purpose is to improve the utilization of the SP production line, through the diagnosis of equipment problems and the production process, worked out the improvement objective and plan, and realized the improvement objectives.Firstly, by SP line downtime analysis, confirm the objectives for improvement for equipment utilization rate. Then, analyzing the current situation of equipment utilization, found that the time utilization rate only was 70.6%, the OEE only reached to 56.05%. To find the downtime root causes, the downtime was sorted two kinds of reason, equipment failure downtime and process downtime. For the different downtime situations, work out the improvement scheme.After confirming the improvement objectives and scheme, through QC tools and 2P5M+W method, reduced the failure downtime. By using the ECRS rules, cut down the process downtime. After the improvement plan implement, the average time utilization rate enhanced from 70.6% to 89%, the average performance utilization rate enhanced from 80.6% to 82.9%. The yield rate enhanced from 98.5% to 99.4%, and the OEE enhance from 56.05% to 73.34%.In addition, this paper gives some suggestions to continuous improvements afterwards, and its study conclusion is worth learning reference about operation process optimization for enterprise’s production lines.
