This paper is based on the combination of the idea of lean thinking with the actual situation of YFCQ. With the fierce competition in the Chinese passenger car market, YFCQ is facing more and more challenges, changing market demand in the southwestern region because of aggressive competition in the market. Customer requires that the delivery cycle should be shorter and shorter. The production line is switched frequently. The demand of customer for the quality of our product is increasing. We have analyzed the advantages and disadvantages of YFCQ, when we coped with this series of challenges. We found that compared with private enterprises, our operating costs are high; compared with the Multi-National Corporation, our inventory level is high. The key problem is that we didn’t make full use of the idea of lean thinking in our daily production. At the same time, the lean production tools also didn’t be used for analyzing and solving problems.This paper takes value flow analysis method, makes use of 6 sigma method and zero inventory theories to analyze current operation status of YFCQ. Aim at manufacturing process and logistics flow of B211 program, it did an analysis and find out there are many problems still exist, including non-value adding time is too long during manufacturing and production efficiency is low and the inventory (such as row materials, articles being processed, finished product) is high. Besides, overmuch process planning, belongs to the typical push production lead to excessive inventory of each link and result in waste. Then deeply analyze the exhibited problems through value stream tooling and analyze spare parts inventory through 6 sigma method.According to existing problems in YFCQ’s operation, explore the specific steps, methods and improvement measures in YFCQ’s lean management practice. Do a beneficial attempt and exploration in YFCQ to support this theory.
