Lian cheng water pump company in the market changes, the enterprise themanagement center of gravity low required by manufacturing aftermarket pumps tomanufacture high standard, high requirement of OEM pump during the period oftransformation, production system in the product scrap rate is high; Can’t deliver on time;Three big problem manufacturing costs have risen sharply, according to the relevant datacollection and comparative data, the early management of the enterprise find out theproduct scrap rate is high is the root of the three problems. The improvement of the productscrap rate as the research object to analyze reasons, and according to the actuality ofenterprises targeted solutions are put forward. Since the implementation of the solutionenterprise three major problems have been improved effectively. In this paper, the researchcontent and the work mainly concentrated in the following aspects:First, by collecting relevant data and information, and than in the early stage of theenterprise management target, find the three problems root cause is the product scrap rate torise.In the second place, from people, machine, material, method, ring and so on fiveaspects of in-depth analysis the root cause of the current product scrap rate is high, find outthe current workshop on-site chaos and not applied science analysis method to analyze andsolve quality problems in the actual is the key factor of the current product scrap rate ishigh.Third, in view of the status quo, I put forward the corresponding solutions:(1) in thecompany’s overall5s management work, tidy, clean up the workshop site environment andorder, in the process of5s implementation in order to improve the current productionprocess and equipment layout to provide targeted improvement measures;(2) the paretoanalysis and fishbone diagram analysis method is used to analyze the actual qualityproblem during production, find out the key problems and targeted to solve.Fourth, the management approved my solution, and within the scope of the company.Introduced in detail in the enterprise implementation of5s management steps and mainpoints, and the establishment of a related5s inspection mechanism and the mechanism ofrewards and punishments to track the practical implementation of the5s; Combined with quality problems in the actual case, through pareto analysis method with scientific analysis,fishbone diagram method to find out the sticking point of the quality problems, helpenterprises to carry out targeted to improve.Fifth, the enterprise through the implementation of the solution, the product scrap rategradually reduced, on time delivery performance is also improved, the early stage of theproduction cost comparison also has been effectively controlled. Enterprise managementgradually back on the right track.
