This paper is based on M company’s production system and lean production concept as the guidance,starting from the current situation of assembly workshop production management,analysis of problems,formulate solutions to ultimately improve the comprehensive capacity of production management.M company’s vision is:customer-oriented quality,delivery and cost;The basic lean elements in production that embody the vision are zero defect,unit flow,and 100%value added labor,which determine the direction of the process and the organization.The development strategy of M company based on the vision is to achieve lean production by avoiding waste in the whole process,that is,to avoid waste through excellent operation management.The operational management process is guided by six aspects:customer oriented,process oriented,highly standardized,leadership,shortest delivery times,and avoidance of waste.In accordance with the company’s vision and strategy,in order to assembly workshop production management into practice,this article will from man,machine,material,method of four dimensions to find,analyze,and ultimately solve the problem,such as imperfect organizational structure,personnel skill is not up to standard and lack of talent pool,unreasonable process flow,line balance rate is low,low comprehensive utilization rate of equipment,process control of product is not up to standard,Lack of standardization and long time for changing models.In this paper,M company production system and lean production concept as the guide,using value stream management tools,a comprehensive analysis of the production process of various deficiencies,identify value-added and non-value-added activities,and through improvement,reduce non-value-added activities and time;Process optimization,so that the production process and man-machine combination more efficient and smooth;System analysis and improvement of equipment Top problem to improve the comprehensive utilization rate of equipment;Process quality control and error sample improvement to improve one-time product pass rate,reduce customer after-sales and zero complaints,improve customer satisfaction;The change time is reduced to achieve more flexible and balanced production.Through the analysis and solution of the above system,the production capacity is improved effectively,the delivery cycle is shortened,the inventory of finished products is reduced,the timely delivery rate is improved,the manufacturing cost is reduced,and the customer satisfaction is improved. |
