Engineering to Order(ETO)are product development projects with unique product planning,production,sales and technical services based on customer needs,most of which involve product customized response and product diversification design and development process,in order to adapt to meet the needs of subway transportation facilities.Traditional customer demand response management methods and product design and development processes face the requirement of higher efficiency.In the process of responding to customer needs and new product design management,efficient scientific management has gradually become the focus of various Engineering-to-order design suppliers.Improving project efficiency and quality,and reducing the risk and cost of new product development are among the key factors for project success.Therefore,based on the current situation of the early response of ETO product design of ZB Company,this paper analyzes and studies it,and summarizes the improvement and optimization strategies.This paper constructs the design response improvement measures of metro ETO products through the design method of standardization and redundancy strategy,the modular design method of outsourcing strategy,the rapid response method of product solution cost estimation,and the method of rapidly accumulating customer demand reserves.In order to achieve the research effect,first of all,according to the characteristics of the urban rail transit customer group,sort out the problems encountered by ZB Company in the customized design response of the subway ETO project,and find a series of problems such as low demand conversion rate,low bid winning rate,insufficient product verification,rushed delivery caused by rising technical service costs,urgent ETO order demand orders cannot be met and dare not accept orders rashly,long response time for rapid product configuration,complicated product design and development process,and obvious advantages of competitors in the early stage of product response.Then,the cause analysis is carried out according to the problem,one is to use the influencing factors of the success rate of the fishbone diagram project bidding to find out the various influencing factors and possible mutual influencing relationships,and the second is to use the analytic hierarchy analysis method to establish a model to calculate the correlation between customer needs and technical characteristics,associate and calculate the importance of customer needs and technical characteristics,and rank the importance and technical characteristics of customer needs.From the perspective of process analysis,the influence of each custom factor on the design is studied,and a new set of reference ideas is provided for the study of custom design.According to the custom project design and development process and the collaborative work mode of related departments,analyze the problems in the process of custom project demand response and product design and development,compare and analyze the advantages of competitors in response time,and combine the project history data to sort out the problems existing in the early stage of customized project response.In the early stage of ETO product customization,according to the calculation results,the key factors in the forefront of importance are guided.Finally,using the historical data of customer demand response and product development design process of ETO customized products in the past year,the correlation degree between the fast response time of ETO design and project success is analyzed,and the specific location of the problem is found out through the value stream map VSM of the analysis tool,and the direction to be improved is summarized.The improved operation management method of subway ETO product design is proposed,and the response speed of the company’s customized project R&D team to the subway ETO product design response is planned,part component design,bill of materials combing,part component outsourcing collaborative design,etc.,so as to shorten the response time of custom product design in the early stage of order demand inquiry and order product design process,which is conducive to shortening the response time of subsequent subway ETO project order demand and improving the success rate of bidding.Product delivery rate and customer satisfaction.This paper figures out obstacles which are impercipience and imperfection of preliminary work of the ETO products,and summarizes the rapid response measures.The research conclusion has certain theoretical and application value for the optimization and improvement of the demand response of future metro ETO products.
