| With the rapid expansion of the production scale of enterprises,the increasing variety of products,and customers’ requirements for shorter delivery time and other factors,the supply chain management often takes care of one and the other,and ultimately leads to more waste of resources.How to make the whole delivery system go on in an orderly way through continuous optimization of supply chain management has become a common problem encountered by current manufacturing managers.YWT company was founded in 2011,now has about 600 employees,25,000 production workshops,12 automatic production lines,the company focuses on product research and development,adhere to original design,to achieve the ultimate product details,products cover the environment,kitchen and refrigeration appliances.With the rapid development of the company from 0-1 to 1-N,the new products developed are also in rapid iteration,and the shortcomings of supply chain management gradually emerge.The supply chain delivery is not flexible enough,the plan changes frequently,the product delivery cycle becomes longer,and the cost management has no advantages,which leads to the increasingly low efficiency of the enterprise’s supply chain operation.Unable to keep up with the rapid development of sales end and R&D end,it is urgent to optimize supply chain management.By applying relevant supply chain management theories and optimization models,this paper takes YWT company where the author works as the research object,and combines theory with practice to improve management and optimize the company where he works.Firstly,the management status of YWT company is introduced,and the key performance indicator method,balanced scorecard method and interview method are used to analyze and identify the current development status of the company’s supply chain management from different dimensions,and further analyze and confirm the problems according to the relevant indicators.According to the relevant assessment indicators,The planning module and the procurement module account for 80%of the total substandard projects,and the procurement link and the planning link are the most mentioned issues in the interview.According to the Pareto rule,the direction of management improvement will also focus on the optimization of the procurement link and the planning link.By us to the optimization direction is determined,to plan and purchasing module disassembly analysis of the problem further,and by using the related theory of supply chain management in combination with the practical situation of the company,to develop a suitable for company management that is necessary to improve the present transition stage,we finally lands in order to ensure the smooth operation of the improved scheme,we formulate the corresponding safeguard measures,Such as the optimization of the information platform,the improvement of the organizational structure,etc.,and finally hope to achieve the purpose of this optimization.The research in this paper is conducive to YWT company in building and improving its own supply chain management level,and also has a certain strategic guiding significance for the company’s supply chain management planning in the next three to five years.Through our practice of continuous management improvement,It is expected to explore a supply chain management improvement model suitable for small household appliance enterprises in the 1-N transition stage,as far as possible to provide reference for other peers in the development process,to avoid the enterprises in the transition period because the supply chain management can not keep up with the development of enterprises caused by a series of losses. |
