ZG trams with medium and low traffic volume,as a new member of urban rail transit with medium and low traffic volume,can effectively relieve urban traffic pressure.ZG trams,the main product of ZG company,which is engaged in manufacturing new rail transit equipment,is a new urban rail transit system with economy,flexibility and strong adaptability.At present,the national support for rail transit products with medium and low traffic volume is strong,and the regional governments also attach great importance to the rail transit industry,so its development prospect is broad.However,at present,Z company has a weak foundation in terms of vehicle manufacturing capacity and lacks effective information means to support manufacturing execution,resulting in low production and operation efficiency and long project delivery cycle,which can not meet the needs of high-quality and rapid delivery of orders.How to improve the vehicle manufacturing capacity through lean digital management,so as to build a stable and high-quality batch production delivery capacity and meet the strategic needs of the sustainable and rapid development of the industry,is the key core issue to be solved by Z company.The research first combed the relevant research literature at home and abroad,then comprehensively analyzed the advantages and disadvantages of Zhuzhou factory and ZG tram of Z Company in the market competition and the current situation of lean digital management,and concluded that one of the key problems Z company will face in its further development is to build a high-quality and efficient delivery management and control system.On this basis,by learning from the industry benchmark enterprises and combining the enterprise reality obtained from the above analysis,starting from the decomposition of the company’s strategic objectives,the lean management system and digital operation elements are deeply integrated,and the lean digital management scheme of Z company is designed,specifically including the use of lean tools and methods to build a station system tempo production line,identify and eliminate existing waste,Solve the production bottleneck through self-made process equipment and other means,establish a standard production posture,on this basis,introduce lean operation management and control mode,improve the efficiency of collaborative management and control,establish a digital manufacturing management system based on the manufacturing execution system(MES),improve the information flow efficiency and data statistical analysis ability with the help of digital means,and then improve the overall operation efficiency,So as to better serve the company’s strategic business objectives.Finally,in order to ensure the effective implementation of specific measures,safeguard measures are given from the aspects of organization,resources and mechanism,and the implementation effect of the above-mentioned lean digital management scheme is evaluated through the preliminary implementation of the company.The research will help Z company to improve the manufacturing delivery management and control system,and also provide a reference for the implementation of lean digital management in other large equipment manufacturing enterprises.
