Enterprises are facing pressure of cost and quality in the complex environment.Shipbuilding industry has its own characteristics such as severe technical disclosure and heavily demand fluctuations.The process of shipbuilding construction requires masses of manufacturing support systems,as well as equipment and systems with high complexity,leading to a burden of procurement.X shipyard follows the traditional purchasing pattern,which cause serious waste and high purchasing costs.It is crucial for X shipyard to adopt more scientific purchasing management through creating valueadded links internally,and integrating supply chain partners externally to reduce purchasing cost.Existing research shown that high-performance purchasing management can improve firms’ profitability.This study introduces a purchasing management mode based on supply chain management,analyzes the situation of X shipyard and expounds its purchasing process.Information flow in purchasing process is easily blocked by traditional purchasing mode,which cause explicit and hidden cost waste.The traditional sourcing process and unstable supply sources bring potential hazard for X shipyard.This study proposed an improvement plan for its purchasing and supply management,in accordance with supply chain integration.Firstly,it is suggested for X shipyard to establish a cross-functional team,which responsible for the communication and collaboration of all stakeholders.Secondly,it is proposed to perform category management on the shipbuilding materials,using ABC approach to classify the materials.Inventory management is to be implemented to reduce inventory holding cost.To improve the purchasing process,this study formulates a reasonable material requirements plan,which clarifies the scope of responsibility and participation of the purchasing staff in the shipbuilding project.The synergy benefits of purchasing management are also explained.Next,a supplier relationship management strategy is proposed based on the two-way integration of supply chain integration.The Kraljic model is used to analyze the suppliers and differentiation strategy.Finally,this study provides implementation strategies and supporting measures for the purchasing management improvement plan,while indicates the risks that may be brought along with the changes.This study is beneficial to improve purchasing management of X shipyard while also provides reference for enterprises in the industry although there are still deficiencies in this study. |
