Digital transformation is an important research and practice issue in recent years.It is the inevitable trend of high quality development of enterprises under the background of digital economy.There are many successful transformation cases in Internet,finance,retail and other industries,but relatively few in manufacturing.Manufacturing industry in the traditional management concept,or lean production management concept.How to combine digital technology with lean management of production and operation and transform from informatization to digitalization is the purport of this paper.F Company,a typical traditional manufacturing enterprise,is an auto parts production company,mainly providing complete automobile emission control system and solutions for main engine factories.In the increasingly fierce market competition,improving the efficiency of production and operation,reducing the cost is the eternal topic of production enterprises.Traditional lean production management is still effective in the current environment of scientific and technological innovation,but it is no longer enough to help F company establish its core competitiveness.Through on-site interviews,this study found that F company’s production and operation management problems are mainly manifested in the following aspects :(1)unreasonable setting of indicators to measure the utilization rate of equipment.(2)Personnel efficiency index is too general to reflect the actual situation of specific production lines.(3)Energy use cannot be dynamically regulated with production.The reason behind this series of problems is that the management method is still using the traditional manual statistical analysis data method,and the digital management method is an effective means to solve these problems.Before making the digital transformation plan,the "smes Digital maturity assessment model" is first used to make it clear that the current transformation stage of the target enterprise is the "upgrader" stage.Based on the theory of "Six Maps Method for Digital Transformation" and Accenture’s "Six Measures to accelerate Intelligent Manufacturing Transformation",combined with the actual business situation of F company,the digital transformation plan of F company’s production and operation is drawn up.The research conclusions of this paper provide some practical guidance for the managers of other business divisions of F Group Company in the implementation of digital transformation,also provide reference for other production and operation managers of medium-sized manufacturing enterprises.Finally,the research suggests some possible developments for the further research on the digital transformation of industrial enterprises.
