Abstract/Summary:
After a hundred years of development,automobile industry has become one of the largest and most important industries in the world.With the increasingly fierce competition in the automobile industry,continuous cost reduction and management efficiency improvement have become the key issues facing all automobile manufacturers.As an advanced production management technology,lean production has pointed out the direction for many manufacturing enterprises.M company belongs to a large multinational enterprise,the group headquarters is located in North America,M company as its only child in China.Due to changes in the world economic environment,M is faced with problems such as low production efficiency,long delivery cycle and unstable product quality.In order to solve the current difficulties,M Company hopes to introduce lean production and make use of lean production tools to improve the T-shaped product line,so as to better meet the needs of customersThis paper starts with the production status of M Company,analyzes the production process of T product line with lean value stream principle,and finds out the problems existing in the manufacturing process on the b asis of observing and recording the manufacturing process.Then,using value stream analysis as the technical means,the current value flow chart is drawn.The current material flow and information flow are analyzed to identify waste and improvement opportunities,and then the future value flow map is drawn on the basis of combining customer needs.Finally,with lean production tools as technical means,develop and implement the optimization plan.On the basis of improving employees’ awareness of lean production,the application of sS and visual management has improved the level of on-site management.Through the implementation of standardized operation,the process cycle time is reduced.The process preparation time is reduced by implementing rapid type change.The use of A3 problem solving tools reduces downtime in production processes.Through the establishment of field information kanban,the efficiency of solving field problems is improved.Finally,through the establishment of the operation system,the operation efficiency has been greatly improved.After introducing lean thinking into the production system of M Company and making lean improvement,the production time of T product line was finally reduced by 15%,the comprehensive efficiency of equipment OEE was increased by 15%,and the manufacturing cycle was reduced by 20%.In addition to reducing the company’s cost and manufacturing cycle,customer satisfaction was also greatly improved.
