With the continuous development,in recent years,the outbreak of epidemic and the complicated and changeable environment influence both at home and abroad,a new business model shows unstable,uncertain and complicated,fuzzy features.Similar to other products in the market,there are numerous competitors,competition is intense,relying on a few products to obtain long-term profits of the enterprise model is difficult,diversification,personalized more and more become the new development trend.For the enterprise,it is necessary to embrace these changes,optimize the operation management level,to obtain the agile transformation,to realize rapid response,and rapid delivery,to improve the competitiveness of the enterprises.The industrial line of ST Company mainly produces industrial gas springs.With the continuous increase of orders and the increase of multi-variety and small-batch products,customers’ demand for delivery time is increasingly shortened,sometimes resulting in the failure to fulfill the promise of customer delivery,customer complaints,and even face the risk of customer claims and loss of customers.Based on the actual situation of industrial line operation,combined with the company’s development strategy in 2030 and KPI index in 2022,this paper analyzes the relevant data step by step through two analysis lines,combines the theoretical knowledge of production operation management and draws on previous literature research,and takes measures to optimize the operation level of industrial line.According to the timely closing rate of the orders produced by the industrial line,from the perspective of accuracy and rationality of the period quantity standard,through the site investigation to analyze the order scheduling process and manufacturing process,optimize the defects and influencing factors in the planning and scheduling process and manufacturing process: optimize the feedback process of the department;Develop reasonable period quantity standard;Using 5W1 H questioning technology,ECRS process improvement method,TOC theory of balanced logistics and so on,this paper optimizes the constraint process,inter-process product flow method,quantity and WIP inventory in process of industrial line.Combined with the data of industrial line production equipment in SAP system and the actual operation of the equipment as a starting point,this paper analyzes the downtime of equipment failure and the duration of equipment mold change,and draws the conclusion that the skills and enthusiasm of the main personnel of self-maintenance are not high,the equipment process is inefficient,the equipment mold change time is long and so on.Take measures to optimize the assessment and promotion process of self-maintenance personnel,improve the spontaneity and initiative of employees;optimize maintenance process,reduce maintenance time and reduce equipment failure rate;use the idea of SMED to optimize the mold change of the equipment,and reduce the mold change time of the equipment.By optimizing the order scheduling process,manufacturing process and equipment related aspects of the industrial line,the cost was reduced,the production cycle of products was shortened,the main assembly production time was reduced by 61.6%,the mold change time of key equipment MA213 was reduced by 42.6%,Overall Equipment Effectiveness(OEE)was increased from 75% to 86%.The timely completion rate of orders increased from92% to 96.3%.Meantime,the thesis also put forward the corresponding assurance measures to ensure the smooth implementation of the actions according to the line operation optimization scheme.The optimization measures and management methods adopted in ST company industrial line have achieved good performance in the practice in view of the operation level of the gas spring of "more varieties less quantities".It shows the effectiveness of the management methods and technical measures adopted,which is also instructive for the industry in terms of rapid product delivery.
