In order to sucessfuly enter the automotive electronic market,the company continues to develop new technologies and products,many new partners have been selected and added to the company's supplier team.Suppliers can make up for the lack of production capacity,reduce the production cost,provide special equipment and technology,and stabilize or improve the quality of finished products.About 80%of the cost of semiconductor discrete device industry comes from raw material suppliers,and the performance of supplier control will directly determine the success or failure of the enterprise.In the whole vehicle supply chain,if the abnormity caused by the supplier affects the production plan of the large terminal automobile factory,the daily line stop loss shall be calculated at least by ten thousand yuan per minute;if the whole vehicle is recalled in the market,it will bring a disastrous blow to an enterprise,so it is very importmant to improve the management of the key and important suppliers that have a decisive impact on the product quality and cost,and to identify and sort out the control points for key management linkages.There are many links to implement the control in the supplier development and management process,in order to achieve the efficient operation goal,we should solidify the business process,standardize the management,prevent risks and improve the efficiency.As the largest assembly base of the head office in China,the company always takes the safety of the supply chain as the ultimate goal to achieve customer satisfaction,and attaches great importance to the control of supplier management.Although it has achieved certain achievements and benefits during the implementation,there are still problems and deficiencies in many aspects of supplier management need to be solved urgently,which are mainly manifested,such as imperfection of effective supplier management development and management system,lack of the evaluation mechanism,improvement measures are not in place,low ability of employees to manage suppliers,lack of information system caused results asymmetry,and the risk of supply chain interruption,etc..At present,there is a lack of empirical research as the basis for the summary results of the literature books on supplier management,especially the sub supplier management control points that deliver automotive electronic customers,and Lack of guidance and practical application.Based on the identification of management control theory,control points and key control points,and the related literature of supplier management theory.according to the concerns of automotive electronic customers on the audit of upstream supplier management module of CW company,this thesis develops the management control module from 13 dimensions and takes it as the first level indicator of vehicle level supplier management of CW company.At the same time,there are several secondary indicators to further elaborate.Based on literature review and analysis,interviews with expert and investation of open-ended questionnaires etc.,the management control contents corresponding to the secondary indicators had been collected and sorted out,the importance of each secondary indicator was evaluated through the questionnaire survey.After statistical data analysis,the indicators with low differentiation were eliminated,and 157 indicators of vehicle level supplier management control points were finally obtained.There are including 3 supplier sourcing items,6 potential analysis and risk assessment items,8 customer special requirements and contract signing management items,5 supplier contract awarding items,18 supplier sample process development and assessment management items,25 supplier audit management items,9 qualified supplier roster entry management items.7 small batch test order management items,15 batch purchase management items,17 supplier quality management items,23 supplier evaluation and continuous improvement items There are 16 items of supplier relationship management and 5 items of supplier chain sustainable development.The overall secondary indicators are sorted according to the data mean value,and 46 items are defined as key control points when the score is above 5.84;64 items are defined as important control points when the score is between 5.52 and 5.82;47 items are defined as general control points when the score is below 5.51.The questionnaire passed the reliability test,and finally formed the classification system of automobile level supplier management control point of CW company.In order to achieve efficient supplier management,we should grasp the core link of the control goal,grasp the key point,and control the whole situation.Based on the research of control points,combined with the current situation of the company's supplier development and management,this thesis puts forward specific improvement measures for the supplier management,which provides operational reference for the management and control practice of automobile level suppliers of CW company and implementation guarantee for further entering the automotive electronic market.
