| With the advancement of society,the continuous improvement of people’s living standards,and the rapid development of the domestic automobile industry,FAW-Volkswagen has also made major changes to meet the market,constantly innovating and developing new products.So far,FAW-Volkswagen has 27 models,and there are more and more new products.The trial production process becomes more and more complicated due to the increase in the number of models,and the workload increases linearly with the increase in the number of products.However,the increasing development of the supply chain requires further cost reduction in the production process.Therefore,as a link between new products and both ends of production,trial production must be changed.FAW-Volkswagen’s new product trial production management process has experienced more than ten years of development.With the establishment of various factories in five places and six factories,product types have been continuously enriched,and new product platforms have continued to increase.The project responsibility system adopted in the past is no longer used.Satisfying the current production needs cannot maximize the value of people.According to the analysis of this paper,the current process has too long management chain and too deep management depth;the business composition cannot be compared fairly horizontally,and the business operation cannot be standardized;the business complexity and long duration lead to the concealment of risks;the lack of business quantitative parameters makes it impossible to fully Measure the management quality and management efficiency;the granularity of personnel management is inconsistent,and it is impossible to concentrate and specialize;the business complexity is too high and the front and rear overlap,and new employees cannot get started quickly.Through the analysis of the problems in each joint of the process,it is found that the root cause of the problem is that the process is not professional enough,the business division of labor and modules are uneven,and the positions deal with different levels of work content such as project management and specific production at the same time,resulting in specialization of work.The degree is not enough,and the efficiency and management quality are also reduced.Therefore,FAW-Volkswagen’s new product trial production management process optimization plan is specially proposed.This plan divides the three major business modules of project management,production planning,and production organization into a professional division of labor.The same post will no longer be responsible for the management of different module granularities.At the same time,project management is changed from project responsibility system to platform responsibility system,and production planning and production management are changed from project responsibility system to production line responsibility system,increasing management specialization,doing a good job in the service work of production lines and projects,and improving the service quality of new product trial production..Increase the intervention of the system,fully describe the working process of the three major business modules of project management,production planning,and production organization,refine business parameters,set up business measurement indicators,and improve overall performance results.Standardize the work content of each professional module,strengthen standardized guidance,enable new employees to quickly get started,quickly complete the workload of the complete post,and reduce the entry threshold for the post. |
