A medical device company is the only listed company in the subdivided field of pain management and nasal care in China.It is also the leading enterprise in these two subdivided industries.Its end customers are located in 34 provinces and more than 2000 hospitals in China.Since IPO successed in 2018,it has maintained an annual growth rate of ~ 25%.The company is an enterprise with a series of core technologies,such as high-precision liquid infusion technology,all-round safety monitoring technology,pain management information technology and so on.With the gradual advancement of the national medical reform,the procurement of high-value consumables by volume has also been promoted in various provinces and cities.The company’s electronic injection pump consumables have been included in the catalogue of procurement by volume.The data show that the price of procurement by volume in various provinces and cities has decreased by nearly 50%compared with the original.In such a market environment,how can the provinces and cities with centralized procurement win the bid and exchange the price by volume,Reducing costs and maximizing gross profit margin is a major issue facing company A.This paper takes the electronic injection pump ZZB series of company a as the research object of lean production management,inquires the relevant research materials of lean management at home and abroad,and analyzes the existing problems in combination with the company’s previous practical experience,mainly including: in terms of technology,there is no takt time design,and the on-site production organization mode is relatively traditional,All kinds of waste can be seen everywhere in the workshop.In terms of inventory,the inventory of raw materials remains high all year round,and the inventory of products in process is seriously accumulated in the workshop.In terms of value stream,non value-added process takes a long time.In terms of total preventive maintenance,there is a lack of spare parts warehouse and equipment management system,resulting in low utilization rate of equipment.Based on the analysis of the existing problems,combined with the theoretical framework system of lean production,this paper began to make an in-depth and specific analysis of process,inventory,value flow and total preventive maintenance,and explore a new breakthrough in the mode of production organization.Then,it puts forward the balanced production mode of process according to takt time and small batch flow,including the design of takt time,the design of level loading production plan,the scheme design of Andon system,the Kanban design of output and quality,and so on.In terms of value stream map,improve the test method with long cycle.In terms of inventory,explore and apply advanced VMI management mode to reduce inventory and optimize cash flow.In terms of total preventive maintenance,in addition to establishing spare parts warehouse and hierarchical management of equipment,this paper constructively puts forward the whole life cycle management mode of equipment.At the same time,formulate supporting safeguard measures,including building a lean matrix organizational structure,strengthening the construction of ingenuity culture,performance appraisal and incentive mechanism,enriching lean talent resources,and make every effort to ensure the smooth implementation of lean management strategy,so as to improve the operation and management level of the enterprise,open up a broader road in the field of medical devices and promote the transformation and upgrading of the enterprise.Finally,this paper comes to the conclusion that through the design and implementation of lean process,value stream map,inventory and total preventive maintenance scheme,we can effectively eliminate the waste in the production process,improve the delivery capacity of products,reduce the amount of inventory,improve the utilization rate of cash,and further improve the utilization rate and service life of equipment.So as to improve the company’s operation and management level,improve profitability,and promote the company to take the lead in the incentive market competition.Company A is a leading enterprise in this segment of medical devices.It is expected that this paper can provide reference for other similar companies.
