| In recent years,with the continuous exploitation of coal,the coal seam and geological structure have undergone profound changes,and the coal quality has also shown a downward trend,many coal enterprises’ own coal resources can no longer meet the needs of users.In addition,the national energy structure has been continuously adjusted and the environmental governance has been continuously strengthened,the survival of coal enterprises is facing severe challenges and development is difficult.In order to find a way out and get rid of the current dilemma,coal enterprises have begun to purchase external coal resources to optimize the structure of self-produced coal,improve the quality of self-produced coal and meet the needs of users.Therefore,as the source of coal procurement activities,suppliers are playing a more and more important role in coal enterprises,under the guidance of supply chain management,building an effective supplier management system has become the primary problem to be solved in the management of coal enterprises.Based on the reality of Kailuan coal transportation and marketing company,based on the company’s coal procurement work,and on the premise of consulting a large number of relevant literature and mastering certain research theories and methods,this topic optimizes the problems existing in the company’s supplier management from three aspects: supplier selection,classification and performance evaluation,It has established a more scientific and practical new supplier management system for the company.Firstly,the current situation of supplier selection,classification and performance evaluation of the company is described in detail,and the existing related problems are deeply analyzed;Secondly,carefully study the establishment process of supplier selection system,improve supplier access conditions,build an evaluation index system composed of 6 primary indicators and 24 secondary indicators through interview and questionnaire,and determine the weight of each evaluation index by analytic hierarchy process,at the same time,combined with examples,the current system and fuzzy comprehensive evaluation method are used to select the best suppliers,and the selection effects are compared and analyzed;Then,according to the principle of matrix classification,the suppliers are classified reasonably,and the corresponding management strategies are formulated according to the classification;Then,using the principle of Balanced Scorecard,a performance evaluation index system composed of 5 primary indicators and 25 secondary indicators is constructed,and the weight of each evaluation index is determined by analytic hierarchy process,at the same time,the implementation process of performance evaluation is shown in detail with examples,and the evaluation effect is summarized and analyzed;Finally,the corresponding suggestions for the optimization implementation of supplier management are put forward.The construction of the new supplier management system not only provides a basis for the company to expand coal procurement business,but also provides a reference for other relevant enterprises to study supplier management. |
