Company Z is a high-tech enterprise integrating research and development,design,manufacture and installation of non-standard equipment which is mainly composed of non-ferrous metals such as titanium,nickel,copper,aluminum and their alloys,special stainless steel and composite materials.With the increasingly fierce market competition,optimizing the R&D process of customized products and shortening the R&D cycle are the problems that Z Company must solve in the process of improving the R&D level.This thesis studies the background,necessity and development status of lean management in R&D based on lean theory and the actual R&D management situation of customized products of Z Company.After analyzing the internal and external situation of Z company's current industry and using questionnaires to collect,sort out and analyze the data of Z company's research and development status,the problems existing in the current customized product research and development process of Z company are put forward.It is concluded that Z company needs to optimize in research and development planning,key node control,integration of product process design and other aspects to achieve the purpose of improving product quality,reducing production cost and shortening development cycle.After that,through the use of tools and methods such as the American society of mechanical engineers Standard(ASME Standard),the R&D design process,R&D project management and system implementation method of customized product development in Z Company were discussed,the basic conditions and better methods that Z Company should follow for customized product research and development design and project management were analyzed and targeted solutions were proposed,mainly through the concepts of minimum waste and maximum value in lean management.The research and development process of the system was optimized and the customized product research and development process was changed from the traditional gate management process to the integrated product research and development process.The project management mechanism was introduced for Company Z and the corresponding guarantee mechanism was formulated to solidify and improve the results.To make R&D process more reasonable,in order to achieve the purpose of controlling the target cost,control nodes and quality,gradually form a lean management system that tends to be perfect to shorten the capital occupation period of enterprises,enabling enterprises to continuously obtain greater benefits through continuous lean improvement.The research results of this paper hope to provide reference for the process optimization and transformation of the same type of customized product research and development enterprises.
