With the development of military-civilian integration strategy in China,it has become an inevitable trend for military enterprises to develop civilian products.However,for a long time,the success rate of military-to-civilian product development in military enterprises has been relatively low.The most important reason is that military enterprises basically take technology as the center of research and development,and fail to form a customer-centered development system,product development process and organizational structure can not support the development of new products,can not meet the needs of rapid market iteration.The lean thinking from Toyota can effectively solve the bottleneck of R&D military enterprises in new product development process,and achieve the goal of rapid,low-cost,high-quality development of new products.This thesis compares the common product development process management modes,analyzes the reasons of using lean product development system to optimize the process,introduces the basic situation of h company and the present situation of military product development management,using the method of interview,this thesis finds out five main problems existing in the development of civilian products by H Company using the process of developing new military products,on the premise of making full use of the advantages of military industrial resources,combining the characteristics of civilian product development,by using fishbone diagram,this thesis analyzes the root causes from five aspects of strategy,process,market,quality and organization,formulates the improvement strategy,combs the development process by using ECRSI principle,redivision of product development stage,based on the 13 basic principles of lean product development system,the military product development process and organization structure were improved,and the new product development process and organization structure for H Company were constructed.This thesis also puts forward three aspects of process implementation guarantee,namely,establishing process implementation steps,all-staff lean knowledge training and enterprise lean organizational culture construction,puts forward process implementation scheme,and selects pilot projects,through the comparison between the pilot project and the target project,this thesis analyzes the effect from the aspects of process,resources,schedule,cost and quality,and draws the conclusion that the improved civil product development process is better than the original product development process.In this thesis,the lean new product development process system proposed by H company,a private military enterprise,is systematic,practical and operable.It also has good guidance and reference for similar small private military enterprises to develop civil products.At the same time,the process management improvement method proposed in this thesis has certain guiding significance for further improving the overall management level of the company.
