With the development of economic globalization and rapid changes in market demand,the competition of enterprises becomes increasingly fierce,which brings significant challenges to the production of enterprises.This will require agile and optimal production tailored to market demand.Aerospace S Research Institute is a state-owned company producing various electronic products for many years.The S Research Institute is a state owned company producing various electronic products for many years and this selected model of controller is one of the major product.The production efficiency directly impacts S institute's completion rate and profits.Hence,the improvement of the controller assembly time is critical to the institute.Through investigation and on-site observation,the paper analyzes the problems and root cause of controller product assembly time in S institute.It finds out low on-time completion rate and fails to complete production schedule due to excessive work in progress,5S issue and field disorder and massive waiting and waste of moving,small batch operations.In order to address above problems,the production lines are improved three times,analyzed bottleneck process and share transfer among all procedures following the principle of ECRS and motion economy and through applying 5W1 H,program analysis,motion analysis.The improvement actions are put in place to update equipment,enhance operator skill set and increase digitalization.The verification is confirmed through “before and after” comparison calculation of the controller on-time completion rate.The result shows significant improvement in selected controller assembly time,on-time completion rate and productivity through the identified and implemented actions.The study will help the application of Lean production and facilitate the modern management model in the Aerospace industry.
