Ship repair is a large-scale productive project with high systematicness and complexity.The repair process requires the company's various departments,such as repair workshops,dockyards and material supply offices to have close internal collaboration to control ship repairing progress.For a long-term project,schedule controlling is difficult and always relates to service quality.Therefore,the management of ship repairing plan is extremely important.This thesis takes the planning management of ship repair management of A company as the research object,aiming at improving the success rate of ship repairing plan,resource utilization and optimizing resource allocation,and describes the actual situation of production planning,pre-repair preparation,material planning,and the use of docking stations deeply analyzes the problems arising from the preparation and implementation of the ship repair management plan.First of all,A company did not carry out secondary capacity balance during the repair task change process,and neglected the reusability of manpower and material resources;secondly,material preparation and The plan execution coordination is low;then,the success rate of the shop plan execution is low;again,the shipyard resource conflicts and delays were serious;Finally,the planned delay of the workshop disrupts the follow-up plan.It can be inferred that the company has problems in material procurement and inventory control,ship repair process and resource optimization configuration.In view of the above problems,this thesis proposes improvement schemes from seven aspects.First,based on the rough capacity balance,the ship repairing plan outline was improved;Second,based on the real-time working conditions of the productive process,the detailed capacity balance plan was established;Third,the thesis fully considered the main production plan and the volume standard to improve the safety stock of material supply materials;Fourth,based on the work breakdown structure,the thesis enhanced sharing efficiency of the workshop operations and strengthen the control of plan execution;Fifth,the thesis combined qualitative and quantitative analysis methods to establish priority assessment criteria,and improved the resource allocation of dockyards;Sixth,the thesis established a time-based rolling plan method to adapt to the planned delay period of the project;Seventh,the thesis improved measures for outsourcing and outsourcing service management based on plan coordination to avoid delays.Through the above measures,the success rate of the implementation of the ship repair plan is improved,the ship repair cycle is shortened effectively,the customer satisfaction is improved,and it has certain reference value for other similar enterprises.
