| As the market competition becoming fiercer, "multi-varieties, small batch" the product characteristic causes our national special-purpose vehicle enterprise generally to face the problems of too more projects, heavy task, and limited period are new challenges. Seeking appropriate the special-purpose vehicle product characteristic the product development management pattern to becomes the key point which our national special-purpose vehicle enterprise urgently awaits to solve.The ideas and methods of the multi-project management in modern project management are useful references to our national special-purpose vehicle enterprise's product development project management. The main contents of multi-project management include dealing with the relationship among projects, assigning the resources to projects in enterprise rationally, realizing the enterprise's long-term development by means of guaranteeing each product development project carrying out successfully.In this paper, the problems of multi-project management are analyzed basing on multi-project management of several products in the N corporation, these problems in the process include: Product development strategy localization in the enterprise, organizes internal conflict, resources disposition conflict, management efficiency drop etc. This paper analyzes the root causes of the contradictions and conflicts mentioned above different aspects and gives solutions to specific projects, such as, establishing the appraisal system of the new project; improving the organizational structure of the project management, and additionally building the multi-project management office; through analyzes the resources conflict between various projects, and develop resource plan and determine the project priority reasonably so as to allocate resources on a real-time basis by way of resource constraint schedule or resource balancing for resource conflict of various projects are proposed. As for enhancing the efficiency of the multi-project development, an approach is put forward in the paper based on thorough application of special project management techniques, establishment of team enterprise culture and multi-project information management system. |
