As the fruit of economic cooperation between two powerful companies-FAW and VW Germany, FAW-VW's business is soring step by step from production to sales since the year 1991. In the year 2006, FAW-VW's yearly output and sales volume both broke though 350,000 cars. With this record, it took the brond medal in domestic car market, following Shanghai GM and Shanghai VW closely. However, with the trend of market growth, large amount of new car companies came up. The biggest challenges to our formers ars their fast birth speed, large varieties,and cheap price.Taking our brand-new MAGOTAN model which is going to be produced in March of 2007, this article comprehensively introduced the basic management method on MAGOTAN project from actual angle:1.Scientific investigation and detailed practical work plan.New car model's introduction takes a long and complicated process. Main periods are as follows:Under this circumstance, it has become the key factor of our company's development that how to scientifically apply project management skill and method on the introduction of new products, and produce cars subject to our product strategy and market demand on precondition of high quality, advanced technique.Feasibility analysis, product development, preparation of system and relevant technique files, part list car assembly, PVS tryout production; 0S small batch production and SOP of normal production etc. Project group members are fully aware of all these periods and well experienced, they stipulate all working plans based on different phase and haracteristics.In each period, concrete target and outcome were pointed out. At the same time, each task has a corresponding responsible department and people. Time schedule is also clearly written. Main work content of the project manager is keep close watch on the progress of each task in comparision of project timetable ever and again; Trouble shooting in time; coordinating and finding solution in time so as to keep the project in the right way of development.2.Highlighting the important points, Overcoming difficulties, and keeping them under control during the process of project. Each project has its own specifications. It is the key of controlling the project schedule efficiently whether we could find the important or difficult factors and keep them under control during the whole process.Compared with other models , MAGOTAN project has the following difficulties:Model of PQ46 platform, produced with highest technique, risk of technique exists.The first time that we maintain TGN technique file and system, risk of system exists.Model with highest localization rate, capacity and quality risk exists.1.8T model is specially designed for Chinese market, risk exists as well.Worldwide resouces of project make the controlling more difficult and the management variety more wider, which also brings risk.According to these difficulties and charactors, our company made deep investigation and analysis on market,product,cost and risk etc. After considerable preparations, we carried out out project. We always focused on the important and critical issues, made detailed plan and proceeded them seriously. By doing these, we can ensure a successful project naturally.3.Efficient communication and effective meetingAs project manager or responsible person, communication with all relative departments and colleagues concerned is one basic work. Communication and conversation is the basic element to ensure the effective controlling according to project time schedule.Meeting on different levels are held regularly or irregularly. In these meetings, we can pass on information efficiently. We can also discuss problems, make work assignments and trace on the progress etc.Finally, all main work is assigned to different level.4.Besides, the minutes of each meeting are also taken as the guide and evidence of execution.The importance of change management is due to the complication feature of Magotan project. The main reasons of project change are as follows: Micro politic and economic environment change; operation policy change; product strategy reajustment; technique restriction; accidence and difference control and so on. For the success of project, we payed lots of effort.5.Cost control is one comprehensive work which has relation with all aspects of project。It is the final aim to get the largest net cash flow by exploring resources and saving cost. Target cost management is the method we employ on our projects.6.Quality,cost and progress is three main elements of project management. How to balance these three contradictive factors has become the core of management on project. As far as Magotan project is concerned, I think these three points are not well considered. 7.Project summaryTo companies, summarizing carefully for all necessary issues is very important. Timely summarization can make the following work benefit from it and it also helps to correct the wrong action in time; by sharing these experiences, team members can improve their ability. Talking about this project, summarization in time is a strong guarantee for correction and project control.By referring to the projects accomplished before, new projects can benefit from both experience and lesson, so that we could reduce the faults and promote management ability in the long run.
