Luoyang Pengqi Industrial Co.,Ltd.(P)in the beginning of its establishment,relying on its own characteristics of high production efficiency,good product quality,in a state-owned enterprise-led customized production field established a firm foothold,has made a reputation.However,with the continuous expansion of customer groups,different downstream customers have different product requirements,different implementation standards,orders show a variety of small batch characteristics.In the face of a wide variety of production projects,the conflict of resources between projects intensifies,and the problems of delay in external orders and inconsistent delivery requirements are gradually highlighted,which seriously damages the reputation of the company and hinders the further development of the company.in order to maintain the competitive advantage to other private enterprise latecomers in the context of new industry policies,P company must optimize the multi-project management of the production process.Aim of this paper is to optimize P company's multi-project resource allocation method under the objective environment of multi-variety and small batch production,and to improve the multi-project management ability.On the basis of in-depth analysis of the classical theory of project management and the actual production system of multi-variety and small-batch,the author makes clear the defects of the organization structure of the company's current multi-project mixed batch production management system,the supervision mechanism of multi-project resource allocation,and the scientific project management technology,respectively,the author carries out the optimization and improvement.The optimization process focuses on combining its own actual situation,and actively draws nutrients from the new and old project management theories such as “network technology” and “critical chain ”.The author absorbs the advantages of each theory in the optimization process,tries to combine the network technology with the key chain thought,together applies to the enterprise production process multi-project management,realizes the optimization to the multi-project resources allocation conflict,enhances the enterprise productivity.Based on the above ideas,the optimization scheme has three aspects: first,according to the actual needs,the organization of multi-project management should be optimized to lay a solid foundation for the optimization of multi-project resourceallocation;second,the related mechanism of multi-project management resource allocation should be optimized;third,scientific management theory should be introduced according to local conditions method of conflict resource allocation is optimized,the management ability of multi-project mixed batch production is improved,and finally the production efficiency and competitiveness of enterprises are improved.Finally,the above theory and scheme are applied to the optimization practice of multi-project resource allocation in P company.According to the optimization practice,the improvement before and after the optimization of the key internal multi-project management index is compared statistically,and the effectiveness of the multi-project management resource allocation optimization scheme is verified.The innovation of this paper is embodied in four aspects :1.Organizational structure optimization meets the actual needs of the company;2.Project development process reengineering;3.Simple and practical project priority division;4.Flexible and innovative application of scientific project management technology.
