With the development of The Times,people's needs have changed dramatically,and personalized demands are becoming more and more obvious.To meet the needs of our customers,the business has to change the rules,constantly pushing new products.Therefore,the production mode of the enterprise is gradually transformed from the traditional mass production into a variety of small-scale production methods.The variety of varieties is increasing,the production process is constantly changing between continuous and alternation,and the production rhythm is accelerated,which makes the product face a huge challenge in the production process: it is necessary to produce the products quickly and guarantee the quality of the products.Therefore,the technology of Replacing the mould became one of the key factors of enterprise competitiveness.In recent years,there have been more and more studies on replacing mould technology,but most of them are based on lean production or six sigma management,and there are few studies for fast replacing mould based on Lean Six Sigma.Lean Six Sigma is not a simple addition to lean production and six sigma,it's the effect of 1 + 1 > 2,and the core idea is speed and mass.Based on the above mentioned,the content of this study is method of mould replaced quickly and application based on Lean Six Sigma.The specific research object is W company,which is carried out under the background of W company's rapid change project.The specific research contents are as follows:In this paper,we first read some related literatures at home and abroad,and summarized the research status of rapid replace mould based on lean production and six sigma.Meanwhile,some literature on combining of lean production and six sigma are also reviewed.According to the characteristics of integrated lean six sigma and the research status,the paper is the method of replacing mould quickly and application based on Lean Six Sigma.On the basis of the theory of the Lean Six Sigma theory,we have proposed an implementation method of rapid replace mould of W company: Firstly,this paper introduces the current situation of W company,then analyzes the inevitability of the rapid replacing mould of the company from the perspective of the company and the development of the market,and finally puts forward a method of the rapid replacing mould for W company based on lean six sigma,which is divided into five stages,namely,the definition stage,the measurement phase,the analysis stage,the improvement stage and the evaluation stage.Then,two methods of calculating the time of replacing mould for W company are introduced and the specific methods of W company based on lean six sigma are introduced in the analysis stage and evaluation stage.During the analysis stage,on the basis of the analysis of the original P-FMEA process,this paper established a multi-index P-FMEA process analysis model.Through the establishment of multiple evaluation indexes,the failure mode in the replacing mould process was found,and the accuracy of parameter quantization in P-FMEA was improved,and the influence degree of the failure mode was determined.In the evaluation stage,the effect evaluation method of quick replace mould is proposed in this paper,from the time,mass and utilization rate of equipment and so on.Next,this paper analysis process of bottle blowing machine of W company,according to the first three stages of method of replacing mould quickly based on Lean Six Sigma.Firstly,the paper describes the current replacing mould process of W company blowing bottle machine,then measures and calculates the replacing mould time of the current bottle blowing machine,and concludes a conclusion that the current replacing mould process is problem.Then,according to the multi-index P-FMEA,determine and analysis the failure mode of the replacing mould process and finally the influence degree of each failure mode is determined.Then there is the improvement phase.According to the degree of influence of each failure mode,the priority is given to the improvement process.In this paper,the tool of replacing mould and the mould vehicle are improved,and two schemes for improving the process of replacing mould are put forward,namely two parallel operation and two main auxiliary operation,and the standard operating procedures of these two schemes are set out through on-site implementation.And finally,the evaluation phase,based on the evaluation method,after the rapid replace mould,the time of replacing mould is greatly reduced,and the replacing mould time is stable in acceptable range;The qualified rate of products has also been improved,and it has been stable in a range in the follow-up process;The utilization ratio of equipment is greatly improved;.Production capacity improvement;Reduced distance of operator movement;The net working time of the operator increased.In the end,the fast replace mould method is used to promote the change of the star wheel guide plate,and it also has a certain effect.
